Guest Columnist Larry Galler

For many years I’ve been talking about managing a business, “by intention.” By that I mean, that the person at the head of the business should actively define what they intend for that business to accomplish, then set goals and an appropriate series of action steps to accomplish what they intend. I’ve found that many businesses, large and small don’t do that. They seem to manage passively, by whim with an attitude of, “If it feels right then it is right.” I know that this manage-ment strategy doesn’t produce great businesses, it produces mediocre businesses at best. So I was excited (it’s surprising what excites me) when I read an interview with a senior executive of a Fortune 100 company whose stock price has far exceeded the industry’s index over the past five years. He said, “We no longer hire; we select.” The words, “we select,” imply the company actively chooses new employees based on intentions. In other words, they know the qualities, skills, and personalities they seek in a new em-ployee and they select those who meet their carefully defined criteria. That’s far different from hiring those who might meet some of the qualifications needed and then hope that new hires become able to learn to fulfill the other needs of the position. Most small businesses don’t have carefully developed job descriptions, and of those that do, they rarely define the “ideal

candidate” for a position. It’s seems that, in many cases, people are hired because there is an immediate need and the next person who applies and has some of the qualifications gets hired. The difference between the two is stunning. If we manage a business by intention we know the needs of the position, the qualities that make for an ideal candidate, and we select the best possible person for that position. This makes training that person and integrating them into the company so much easier. It’s just a guess, but I imagine the company that hires by intention has a happier and more productive staff which translates into happier customers who return more often be-cause they have a better buying experience.

“Why?” is the most important question, not asked nearly enough.

(Hint: “Because I said so,” is not a valid answer.)

•Why does it work this way?•Why is that our goal?•Why did you say no?•Why are we treating people differently?•Why is this our policy?•Why don’t we enter this market?•Why did you change your mind?•Why are we having this meeting?•Why not?
