Define – Project Charter

Overview:

Currently the QA people were utilized only in the assigned projects which leads the lack of project knowledge, resources are not used

effectively when titles tend is low. This also leads person dependency when more absenteeism occurs

Business Case:

To modify the QA training and working methodology among the projects in the same account to curb the leakages in people

utilization and decrease the process dependency

Opportunity Statement:

Goal Statement:

To implement the new training and working methodology in the projects to improve the process efficiency by decreasing the

extended hours and rush up at last time. The purpose of this new training methodology will cultivate essential interest in the multiple

projects

The below solutions are implemented in the project based on the outcomes of analysis phase,

1. Training plan initiated to across the people in the same account to reduce the extension cost and to streamline the process.

2. People Utilization report will be circulated on a daily basis to provide consistent feedback and coaching regarding the non performers.

3. Monthly KRA based tracking has been implemented to measure the QA people performance and solutions to be formed on a monthly basis to reduce the reoccurrence of the issue.

Control – Benefits of the Project

1. No shift extension is required since all the people are trained based on Primary and secondary Project responsibilities.

2. Able to balance the shift between deliveries and people.. If there is any uninformed leave also.

3. Project extension cost saving.

4. Reduced the peoples low utilization .

5. Secondary ownership have increase d from 0.33% to 21.88%

The improvement has been statistically shown through chi-square test between before and after cross

training stages.

Conclusion: Based on the result, the P – Value is less than 0.05 and we can conclude that the significant

improvement in the certification process with the recent cross training methodology.
