Upgrading to Microsoft Dynamics AX 2012 continues to be a hot topic among Microsoft Dynamics

AX Users. Some of the most common questions are: Should I upgrade? What is the value and

Don’t forget the data. Most upgrades focus on getting customizations and add-ins as a first step and then test with a basic set of data. While this can provide a good starting point, most problems and issues are only discovered once a complete data set is used. The natural variability of real data is the only way to properly test a system. is imperative. These people comprise internal and external personnel who have IS/IT and software expertise, as well as key operational Users who will be critical to a successful implementation. Getting the right people on this team, setting proper expectations, and ensuring that all team members have a single definition of implementation success is of utmost importance.

Clear, concise, and regular communication, as well as a single place to view project status, planned steps, action items, and meeting minutes is helpful to keep alignment on both direction and key decisions. A good project manager who can work with multiple implementation teams, internal business process owners, and Partners is assumed.

Microsoft Dynamics AX 2012, here is a small sample of some of the high-level recommendations:

1. Quality Assurance – Above anything, it is imperative that full system and regression testing is completed against not just the migrated customized code, but also business processes against the upgraded data and transactions. Be sure to include the execution of your scheduled batch jobs, inventory close, financial close, etc.

2. Mock Go-Live – Peform several go-live simulations prior to your actual go-live. Ensure that you have a comprehensive checklist of go-live activities that are executed and accounted for, including the financial back-end tie-outs.

3. Upgrade Strategy – Review and determine the data upgrade strategy. This is dependent on your data volumes and how long the business is willing to remain offline during this process. Extremely high transactional volumes or tables with significant amounts of data should be reviewed for truncation depending on the amount of time the data upgrade takes (hardware and DB space also plays a role here).

4. Disk Space – Review the disk space and ensure that you have enough capacity on the respective servers to accommodate the upgrade.

5. Performance Testing/Tuning – Please do not discount the importance of performance testing and tuning. This could vary from AIF integrations to batch processing to standard business process flows. This increases depending on the amount of customizations.

There are some weeks where it seems the Microsoft Dynamics AX community revolves around

upgrades. Who’s upgrading, who’s thinking about upgrading, who just got done upgrading, what

methodology did they use to upgrade, did they actually re-implement, how long did the upgrade take, what

about all the old code modifications…and on and on. All these are questions that I hear in the community,

so in retrospect, it’s a wonder the theme of upgrades wasn’t an earlier choice for AXUG® Magazine. Well,

based on the large number of AXUG Member companies that have either upgraded to Microsoft Dynamics

AX 2012, or are in the process of doing so, now is certainly the time to talk about upgrades. This issue is

loaded with great information and upgrade experiences from both AXUG Users and Partners.

As many companies go down the path of thinking about upgrading, they work with their Partner on both

timing and approach. We have two great articles on upgrade approaches, one from the User perspective

and another from the Partner view. Make sure to read these articles and remember there is one sure

fact with upgrades: no two are alike, nor is the motivation to upgrade ever the same from company to

company. These two articles highlight this fact and also provide valuable insight into how other companies

in the Microsoft Dynamics AX community are approaching upgrades both from a planning and execution

perspective.

Regardless of your motivation to upgrade, one factor that is almost always in the equation is the desire

to take advantage of new functionality in the latest version of Microsoft Dynamics AX. Whether you are

moving to Microsoft Dynamics AX 2012, Microsoft Dynamics AX 2012 R2, or the latest feature pack to

be released for Microsoft Dynamics AX 2012, there is bound to be new functionality that your company

finds of value, and once implemented, will allow your Users to more efficiently perform their job functions.

Many companies wonder how is the best way to find out about new features and functionalities available

with an upgrade, and of course AXUG is always a great place to look. Whether you sit in a Microsoft

Dynamics AX 2012 Under the Hood webinar, or sign up for an AXUG Academy course on a variety of

different topics, there are many ways to learn more about the solution by participating in AXUG programs.

And don’t forget about AXUG Summit this fall in Tampa, as we will have three different tracks dedicated

to Microsoft Dynamics AX 2012, which represents more than 40 different breakout sessions. Microsoft

Dynamics AX 2012 is also a popular topic on AXUG Collaborate. If you haven’t visited that new AXUG

online community, I would encourage you to do so at community.AXUG.com. You can review community

posts and threads on a variety of topics and connect with more than 1,000 AXUG Members who are

already registered and active in Collaborate since its launch at Convergence last March.

As I wrap up, I would be remiss if I didn’t talk about upgrades as they relate to AXUG basic User

membership. If your company is currently an AXUG basic User Member, I would ask you to seriously

consider upgrading to an AXUG Premium User membership. AXUG User membership is done at the

company level based on the number of Microsoft Dynamics AX licenses, so the $400/$700/$1,200 annual

newsNew GroupM Study Predicts This Year’s Digital Spend

Will Exceed $113 Billion

Internet advertising hit $99 billion in 2012, representing a 16.2 percent increase over the previous year

and accounted for 19.5 percent of all global measured advertising expenditures, according to a new report

from GroupM.

North America led the world in overall digital advertising investment with an estimated $38.3 billion;

Asia-Pacific came in second with $30.6 billion followed by Western Europe with $24.1 billion, according to

the study, entitled This Year, Next Year: Interaction 2013.

The study is part of GroupM’s media and marketing forecasting series drawn from data supplied by

parent company WPP’s worldwide resources in advertising, public relations, market research, and

specialist communications. It was released recently by London-based GroupM Futures Director Adam

Smith and New York-based Global Chief Digital Officer Rob Norman.

The study also predicted that in 2013 digital advertising spending will reach $113.5 billion globally,

14.6 percent more than 2012. The figure represents more than 21 percent of all measured advertising

investment. In the 2013 forecast, North America once again ranks first with an estimated $42.8 billion

in digital ad spend; Asia-Pacific follows with $36.8 billion, followed by Western Europe with $26.6

billion.

In the U.S., digital advertising spending reached $35.4 billion in 2012, a 23 percent share of the overall

domestic market and a 10 percent increase over the previous year, according to the study. This year those

figures are expected to reach $39.7 billion for a 25.4 percent share and a 12 percent increase over 2011.

UNICEF Canada and Teck Launch Partnership to Save the

Lives of 150,000 Children in India

UNICEF Canada and Teck Resources Limited (Teck) recently launched a $5 million program under

the Zinc Alliance for Child Health (ZACH) that will save more than 150,000 children’s lives in India.

The program aims to scale up the use of zinc supplementation and oral rehydration salts (ORS) to treat

diarrhea while strengthening health care systems across India.

More children under the age of 5 die in India than anywhere else in the world. One of the leading causes

of these deaths is diarrhea. Currently, only two percent of Indian children have access to zinc and ORS, a

cost-effective and proven life-saving diarrhea treatment. A 10-day course of zinc tablets costs only 30 cents

while a sachet of ORS costs 10 cents.

The new partnership will save 150,000 children’s lives over the course of the five year program, and

50,000 lives annually going forward, in Uttar Pradesh, Odisha, and Madhya Pradesh alone – three states

with the highest burden of childhood diarrhea in India.

“This new initiative exemplifies the considerable contributions corporate partnerships can make towards

improving the lives of the world’s most vulnerable children. UNICEF’s partnership with Teck in India will

provide strategic investments in proven interventions,” says UNICEF Canada’s president and CEO David

Morley. “UNICEF first partnered with Teck in Nepal and Peru through the International Zinc Association,

and we are pleased to be strengthening this partnership.”

The program also aims to educate health workers and communities while strengthening the local supply

chain to ensure zinc and ORS are accessible and that achievements made over the next five years are

sustainable in the long term.

“In India, the number of children dying from diarrhea – an illness that can be treated with zinc and

ORS – is particularly dire,” says Doug Horswill, senior vice president at Teck. “As one of the world’s

largest producers of zinc, we have the ability and knowledge to help address this critical children’s

health issue.”

March Meeting

The Indiana Regional Chapter met at the headquarters of New Sunshine LLC on the northwest side of

Indianapolis on March 14. This well-attended meeting was sponsored by AXUG Premium Partner Junction

Solutions and included a great presentation from Junction on MRP tips and tricks, a lively discussion

around Microsoft Dynamics AX project implementation approaches, and the sharing of how best to set

up your project team and get the all-important executive commitment to the project. Along with great

discussion on these topics, the group also spent time over lunch networking with fellow Users in similar

roles or industries. Several companies new to AXUG attended the meeting, which is always great to see. 

The group is looking forward to their next meeting this summer and thanks New Sunshine for hosting the

March meeting.

TOLA Elects New Leaders at May Meeting

The TOLA Regional Chapter met on May 15 at Microsoft’s Irving, Texas, office. The agenda was full and

the discussions were fruitful with a mix of Chapter business, presentations, and a Q&A session.

After introductions, the first order of business was to elect new Chapter leaders. Congratulations to

the new chairperson, Donovan Chepien of Pacific Northern, and vice-chairperson, Annette Price of

Arrow S3. Next, Patrick Ryan, Jeff Schneider, and John Danielson of Marshalltown impressed attendees

with the customizations they implemented to manage their manufacturing process and integration with

mobile devices.

Fastpath sponsored lunch, and then Dennis Christiansen and Andy Snook of Fastpath shared a

presentation on their security, audit, and compliance solution. The group then launched into a Q&A

session hosted by two senior consultants from Hitachi Solutions.

Finally, the group brainstormed topics for their next meeting, scheduled for August 14. Members

located in the TOLA area are encouraged to join the group and can contact Donovan at Chepiend@

pacificnorthern.com or Annette at [email protected] with content ideas or new meeting location

biomedical, CRO/CMO, nutraceuticals, and more).

The Life Sciences SIG met first at Convergence,

gathering all the known life sciences-focused companies

in attendance at the event. “That was the nucleus of

us getting started,” says Michael Gesser, chairman of

the group and vice president, finance and treasurer for

Osmotica Pharmaceutical.

“We’re in a highly regulated industry where the federal

law dictates how we do business,” says Michael. “Meeting

with people who use Microsoft Dynamics AX and

are in the life sciences industry means there is a lot of

information to push and pull from each other.”

Another avenue for this group is looking at how ISV

solutions are leveraged, and in some cases created, for

the life sciences industry.

“We’re required under federal law to have electronic

signatures in our quality assurance steps,” says Michael.

“That means we need to work with ISVs and Partners to

make sure that solutions both do what we need them

to do and meet the regulations passed down from the

FDA.”

“These are a few of the things that can get the

momentum flowing through a cohesive, true SIG,” says

Michael. “It’s an entrée for those who want to get into this

market with ISV solutions and a venue for people to get

the information they need.”

The Life Sciences SIG plans to establish more online

meetings as well as get together during this fall’s AXUG

Summit. By attending group meetings, Members can

receive technical education, share best practices, network

with peers, and learn about industry vendors.

It might just be its Texas heritage, but

Houston does things in a big way. It

occupies 627 square miles; in terms of

population, Chicago be warned: Houston

is number four and growing. There’s a 12-

acre park in the middle of downtown, performing

arts venues galore, and professional baseball,

soccer, football, and basketball. It’s easy to get to

by plane, train, and automobile, and, with NASA

headquarters in town, it serves as a gateway of

sorts to the heavens. There are more than 5,000

restaurants, many thousands of hotel rooms, and

a recent designation as “coolest city in America”

courtesy of Forbes. Not surprisingly, the Super

Bowl will be played in Houston in 2017.

To help keep things moving in the right

direction, Houston First Corporation was

formed as a local government corporation

when a smaller agency and a city department

were consolidated in 2011. The mission of

the organization is to serve as an economic

generator. It operates the convention center,

seven performing arts venues, parking

structures, outdoor plazas, and green space for

the city. It also owns the 1,200-room hotel that’s

connected to the convention center.

As chief financial officer, Brenda Bazan’s

duties include overseeing the treasury, debt

management, HR, and procurement. But

her mission is to build the framework for the

relatively young organization. “When we were

formed, we had to establish all the systems and

workflows,” she says. “We had to find systems

for accounting and procurement, which were

previously provided by the city.”

And the new organization had to do so

quickly. Houston First is funded largely by the

hotel occupancy tax, which is used by three

different organizations. The merger placed the

decisions on how to use those funds under

the direction of one board. Finally, there were

the constraints of the fiscal year. “We had two

months to implement,” Brenda says matter-

of-factly.

A Quest for Integration

Brenda had a simple goal when she set out to

find an ERP solution: “We wanted a system that

was integrated and could function for all our

needs,” she says. “At the city we had different

systems for different purposes, so we wanted

something integrated that would help us give our

internal clients the data they need to run their

facilities.”

Affordability and ease were factors as well.

“We’re a lean company,” she says. “We didn’t have

the resources to hire additional staff. We had to

do the implementation on top of our daily jobs.

And it had to cover encumbrance accounting.”

Not one to fear forging new territory, Brenda

and her team selected a solution that, while

relatively recent, was backed by one of the most

recognized technology brands in the world. “We

were one of the earliest purchasers of this system,

so we expected some challenges,” she says. “And

we’re moving toward realizing the full scope of

benefits we were seeking.”

So far, Brenda says that integration is

everything she’d hoped for. “The solution has

reduced the risk of error with a hard stop that

keeps us from overspending on budget,” she says.

“We’re also not doing duplicate entries because

our event software and our accounting software

integrate. That not only reduces errors, but it also

saves time as well.”

True to the state where they live and work,

Brenda and her team have big plans for how

they’re going to use Microsoft Dynamics AX

in the future. What she’s looking forward to

most is implementing the budget planning

module, which she expects will happen in the

R2 upgrade. “When we viewed the demo, it was

fantastic,” she says.

At the moment, Brenda and her team are in the process of

implementing several features within various Microsoft Dynamics

AX modules, including purchase agreements, the National

Automated Clearing House Association (which will enable wireless

payments to vendors), bank-to-bank functionality, and the vendor

portal.

Moving the Solution Forward

Brenda and her team are taking a two-pronged approach to

participating in the solution’s evolution.

First, they participate in the User group. “This is the third time

I’ve implemented a new system, and to me networking is critical,”

she says. “Part of what attracted us to Microsoft Dynamics is that

it can grow with us. But the only way we can get the most out of the

modules and at the same time share our experience with Microsoft is

to go to the groups and meet others who are using the same systems

and are also having challenges.”

Members of Brenda’s team attended a User group meeting hosted

by the TOLA Chapter, which includes Users from Texas, Oklahoma,

Louisiana, and Arkansas. “The chapter meeting we attended in May

was in Houston, and it was good,” she says. “It was introductory, but

we got a chance to introduce our organization and share some of the

challenges we were having with reports.”

The second prong is to establish clear lines of communication

with Microsoft, both through the User group and by attending

Convergence, the annual Microsoft Dynamics Customer

conference. “We participated in the roundtable meeting at

Convergence,” Brenda says. “Since we’re one of the first adopters of

the public sector version of the solution, we plan to be out on the

front end of its evolution. We had the developer with us at the table,

and we had a very detailed conversation about the solution and the

challenges we’ve had. My entire team and I very much look forward

to partnering with Microsoft on future releases of the public sector

version of the solution.” AXUG

Upgrading to Microsoft Dynamics AX 2012 continues to be a hot topic among Microsoft Dynamics

AX Users. Some of the most common questions are: Should I upgrade? What is the value and

return on investment (ROI) of the upgrade? When is a good time to upgrade? What are the

risks associated with the new release? Do I upgrade or re-implement?

The ROI depends on how quickly companies can leverage the new capabilities of Microsoft

Dynamics AX 2012 – the solution has more than 400 new capabilities compared to previous releases; see below

for a graphical and rated comparison – including process, lean manufacturing, improved inter–company,

expense management, HR, and more.

However, many times upgrade projects do not achieve

the original goals and objectives of the upgrade. This is

often caused by the lack of executive management support

as well as the lack of an experienced project manager who

can navigate the stages of the project (setting the objectives,

strategies, and effectively using necessary resources). A

good checklist for starting an upgrade project includes:

» Engage with your Partner and plan ahead; make

sure your Partner has the experience and sufficient

resources for the upgrade

» Kick off an assessment phase and come to a go/no go

decision

» Clearly define your project goals

» Establish your ROI and total cost of ownership

estimates

» Analyze the new Microsoft Dynamics AX 2012

licensing model to understand the types of Users you

need and will have after upgrading

» Make sure you get a 12-month upgrade grace period

from Microsoft (in writing)

» Go through the project planning checklist

One of the deliverables from the assessment stage is the

project goals and strategies. The goals/benefit of the upgrade

would be based on process reengineering opportunities

and effectively using the new capabilities. Your Partner can

play the advisor role by facilitating workshops using the

standard Microsoft Dynamics AX 2012 processes. Typical

goals from the assessment process would be:

» Improve operation efficiency

» Re-engineer processes to leverage new functionality

and design

» Use new functionality to satisfy pain points

» Use new functionality to eliminate previously needed

modifications and customizations

» “Get real-time” – get more processes on the system

such as sales, service, etc.

» Minimize the cost of the upgrade

» Phase the approach – define your roll-out phases with

their specific business values

Identifying the correct strategies can also play a big role

in your project success. We find that our clients’ experience

in the first round of the ERP implementation can play a big

role in setting strategies such as:

» Partner to play the advisor role throughout the process

by holding workshops and technical support

» Client super Users to do the bulk of the setup,

documenting, and testing work to reduce the cost and

make sure the team owns the system

» Leverage Microsoft Dynamics Sure Step

» Document processes to reduce business risks (SOX,

audits, etc.)

» Train the super Users and the IT team as the first line

of support

One key area of the assessment stage is identifying the

upgrade type. Microsoft Dynamics AX 2012 comes with a

standard data and code upgrade process that might not be

a good solution for you due to excessive customization and/

or data quality. If your data needs extensive cleansing and

your customizations are no longer needed, you may want

to consider a hybrid upgrade or a total re-implementation

approach. The graphic below shows upgrade types and

their level of effort.

The total cost of ownership of customization is significant.

Therefore, upgrade with future upgrades in mind as

Microsoft Dynamics AX 2012 is on a fast, new feature

introduction path. After exhaustive process reengineering

to avoid customization, work with your Partner to try and

find a pointed and non-invasive ISV solution if possible.

Then, if you must optimize, work with your Partner and

design the customization so it won’t be invasive and can

easily be upgraded when needed.

One key success factor is a well-planned roll-out

approach and scope of the project. One very successful

roll-out approach is to replace the existing capabilities

using the standard Microsoft Dynamics AX 2012

functionality and introduce the “easy to deploy”

capabilities of the solution. This new functionality

is typically focused on better collaboration (“real-

time” enterprise) such as utilizing workflow, purchase

requisition, case management in customer service, KPI

and exception management, better security to meet the

auditing requirements, and so on.

Upgrades and re-implementations can be draining,

especially when your super Users are involved. It is

important to keep the project going by consistent

communication, executive reviews, and scope management.

Successful upgrade benefits are sometimes realized in the

long term; however, good project planning can give short-

term benefits where a business could get a needed boost,

especially in these economic conditions. AXUG

AXUG: How did your organization get started with Microsoft Dynamics AX?Joel Pietrantozzi (JP): CSG started out as a technology

consulting firm that focused on assisting organizations with

selecting ERP solutions. We would gather a company’s business

requirements, identify which ERPs looked like a fit, develop an

RFP, and work with the client from the demo phase to their ERP

selection.

requirements, we took them

through the rest of the implementation.

AXUG: Nothing like baptism by fire!JP: Right, but with baptism comes renewal. In addition to

supporting this Microsoft Dynamics AX client, CSG developed

and started to market business intelligence and mobility solutions

that integrated with Microsoft Dynamics AX. CSG won the 2009

Microsoft Partner of the Year for Mobility Solutions in Business

Applications for a Point-of-Sale - Inventory Management

solution we developed which ran on a Windows Mobile device

and was fully integrated with Microsoft Dynamics AX.

As we marketed these solutions to the Microsoft Dynamics AX

community, we also received many requests to assist Customers

with supporting and enhancing their Microsoft Dynamics AX

solution. In 2008, we decided to become a Microsoft Certified

Gold Partner and emphasized our focus on providing Microsoft

Dynamics AX services.

AXUG: Given your past ERP experiences, what do you like most about working with Microsoft Dynamics AX? JP: First off, it’s a great product. Microsoft Dynamics AX 2012 is

a true tier-1 ERP solution that can go head-to-head with other

tier-1 solutions.

And as opposed to say, SAP and Oracle, which are built on

proprietary technologies, with every new release, Microsoft

incorporates more Microsoft technologies into Microsoft

Dynamics AX. Microsoft’s adoption of base technology into the

Microsoft Dynamics AX solution will be a strong incentive for

organizations to license Microsoft Dynamics AX.

Our past experiences gave us an enterprise-wide view of what

ERP systems are trying to do, which helps us understand base

functionality as well as what we need to do if there is a gap to

close.

AXUG: Let’s talk a little about the work you do with upgrades. How does your organization approach a Microsoft Dynamics AX upgrade?JP: Before we begin an upgrade, we

start with an initial project we call

a Microsoft Dynamics AX 2012

Upgrade Analysis. This is a much

smaller project where we go in and

look at everything in the User’s

current Microsoft Dynamics AX

environment, including systems,

infrastructure, modifications, the

number of reports they’re utilizing, and third-party applications

and other integrations. Next we examine the Microsoft Dynamics

AX database and come up with a data migration plan. Finally

we do a training assessment, figuring out what the organization

needs to do from a User and IT/technical training standpoint

so that they can support the Microsoft Dynamics AX 2012

environment. The result of the Upgrade Analysis is a deliverable

that identifies the scope of the upgrade project which allows CSG

and the client to determine how our combined resources will

complete the upgrade project.

CSG’s upgrade approach is “hybrid” in that it is based on

educating our clients on how they can utilize the solution

at its base level to meet their needs and then identify which

modifications need to be migrated from their current installation of

Microsoft Dynamics AX. We take our Customers through a process

of understanding how basic functionality of Microsoft Dynamics AX

2012 aligns with their critical business processes, and then modify

the solution where necessary. This approach meets the goals of many

organizations that are considering an upgrade and may want to

remove any unnecessary modifications to their current installation.

AXUG: What do your Customers enjoy about this process?JP: They gain an understanding of what the scope of the upgrade

will be so that they can communicate that information throughout

their organization. It’s all about managing expectations, which is 80

percent of the battle on any high-visibility projects.

AXUG: What do you like most about the Microsoft Dynamics AX community?

JP: A strong User Group community is very valuable to an ERP

solution. When we did ERP evaluation and selection projects, we

investigated the strength of the User Group community for each

solution. We found that ERP solutions that did not have a strong User

Group community also did not have as strong of a market share and

may not be viable for a long-term investment.

The Microsoft Dynamics AX and AXUG communities are very

strong and get stronger each year. My advice for new Members is

to get involved as soon as they are able. CSG teaches several AXUG

Academy classes, so I encourage you to take a look at the AXUG

Academy class schedules, find topics and subject matter areas that

are meaningful to your organization, and then invest some time in

those classes. AXUG is a great resource for Microsoft Dynamics AX

knowledge. If you’re a Member, I encourage you to use the privilege

Don’t forget the data. Most upgrades focus on getting

customizations and add-ins as a first step and then test with a basic

set of data. While this can provide a good starting point, most

problems and issues are only discovered once a complete data set is

used. The natural variability of real data is the only way to properly

test a system. A proper upgrade will also find potential performance

issues from a complete data set or outliers in customizations.

The development of a dedicated implementation team for the project

is imperative. These people comprise internal and external personnel

who have IS/IT and software expertise, as well as key operational Users

who will be critical to a successful implementation. Getting the right

people on this team, setting proper expectations, and ensuring that all

team members have a single definition of implementation success is of

utmost importance.

Clear, concise, and regular communication, as well as a single place to

view project status, planned steps, action items, and meeting minutes is

helpful to keep alignment on both direction and key decisions. A good

project manager who can work with multiple implementation teams,

internal business process owners, and Partners is assumed.

As a Partner who recently completed an extensive upgrade to

Microsoft Dynamics AX 2012, here is a small sample of some of the

high-level recommendations:

1. Quality Assurance – Above anything, it is imperative that full

system and regression testing is completed against not just the

migrated customized code, but also business processes against the

upgraded data and transactions. Be sure to include the execution of

your scheduled batch jobs, inventory close, financial close, etc.

2. Mock Go-Live – Peform several go-live simulations prior to your

actual go-live. Ensure that you have a comprehensive checklist of

go-live activities that are executed and accounted for, including the

financial back-end tie-outs.

3. Upgrade Strategy – Review and determine the data upgrade

strategy. This is dependent on your data volumes and how long the

business is willing to remain offline during this process. Extremely

high transactional volumes or tables with significant amounts of

data should be reviewed for truncation depending on the amount

of time the data upgrade takes (hardware and DB space also plays a

role here).

4. Disk Space – Review the disk space and ensure that you have enough

capacity on the respective servers to accommodate the upgrade.

5. Performance Testing/Tuning – Please do not discount the

importance of performance testing and tuning. This could vary from

AIF integrations to batch processing to standard business process

flows. This increases depending on the amount of customizations.

AX team, Pepijn Richter, director, product marketing,

and Kevin Kidder, principal escalation engineer, to

talk about upgrade tools and their advice for Users

who are contemplating an upgrade.

AXUG: Let’s talk about the tools available to help a User upgrade to Microsoft Dynamics AX 2012.Kevin Kidder (KK): The tools available for upgrading to Microsoft

Dynamics AX 2012 are pre-packaged upgrade scripts. We also

have frameworks available for writing your own scripts, and MSDN

features whitepapers on topics such as how to write upgrade scripts,

areas in the product that have changed, and scripts that help migrate

data into the correct format.

A lot of the documentation and whitepapers take on a “look at

what we did, copy, and make changes based on your org” mentality.

In addition to those scripts and frameworks, we have tools

such as Security Advisor, which helps a User understand the role

changes between Microsoft Dynamics AX 2009 and those defined

in Microsoft Dynamics AX 2012. We also have a tool called Upgrade

AXUG: What’s the key to a successful upgrade?KK: We typically recommend that Users work with Partners, as Partners

are likely to have done similar upgrades before. There are some Users

who have done it themselves and been fine; others have struggled.

Pepijn Richter (PR): Correct. The experience a User has if their

Partner has done upgrades to Microsoft Dynamics AX 2012 a couple

of times is a better experience, since that Partner builds on their

experience each time they do an upgrade.

KK: You also need to make sure the ISV products you use are upgraded

before you start the process. Overall, it’s much more a process of

planning than the actual execution.

AXUG: Let’s talk about that process. What are the first steps in planning for an upgrade?KK: It’s important to try to understand what you have in your system

currently and what you want to bring forward, such as ISV products

and your data. Regarding data, you should ask yourself if there is

information you want to archive to reduce the cycle for the upgrade.

For example, you could bring five to seven years of data ahead instead

of 10 years of information. I recommend Users use the Intelligent

Data Management Framework (IDMF) tool for data management.

After reviewing ISV products and your data, look at the

customizations in place. Take an overall inventory of customizations,

then find a Partner who has used Microsoft Dynamics AX 2012 to see

if they are needed anymore. We’ve found that people can get rid of

almost half of their customizations when they move from a previous

version to Microsoft Dynamics AX 2012.

Once you understand if you can get rid of some of the

customizations, you’ll know how much work there will be with the

upgrade itself; you can then plan it out from a timeline perspective.

You can do some code and data upgrades at the same time, but you

have to have your data structures defined before you can go very far

along the upgrade process.

AXUG: Are you to the point with Microsoft Dynamics AX 2012 where there is an average amount of time that an upgrade takes? Given “normal” circumstances, of course.KK: I would say six to nine months or maybe slightly longer. This is not

like upgrading to Microsoft Dynamics AX 2009. It’s a very different

process and definitely requires more planning than in the past.

AXUG: Besides infrastructure, what should a User consider when they’re looking at an upgrade?PR: There needs to be a business case for the upgrade. If you do

an upgrade, there should always be a business-related motivation.

Being on a new ERP technology foundation primarily delivers IT

operational efficiency benefits, as well as minimizes risk from less

customizations and a more scalable environment.

The new platform also helps Users expand their business process

footprint across the organization through modules such as case

management, eProcurement, budgetary control, and industry-

specific capabilities.

KK: That’s an excellent point. You have to have a reason to go, and

that has to be weighed against the cost to get there.

From a planning perspective, with all the changes in the processes,

you should also consider if you want to upgrade or just re-implement

the software. Even though we have a standard set of tools, in some

cases it makes sense to re-implement as a brand new Microsoft

Dynamics AX 2012 install and then bring in data, keeping the old

installs for historical reference.

PR: Organizations that purchased Microsoft Dynamics AX 4.0 in

2006 or 2007 have been on that version for quite some time. Their

organization has likely developed over the years and the scope

of Microsoft Dynamics AX within the organization has likely

increased.

This leads to much more ambitious need to support the business

and Microsoft Dynamics AX 2012 can satisfy that need.

KK: And similar to that growth to date, they should look at future

growth.

AXUG: What does the release calendar look like right now?PR: A new release is planned for quarter four of this calendar year

(2013). We released Microsoft Dynamics AX in August 2011;

in February 2012 we released the first feature pack, and then in

December 2012 we released Microsoft Dynamics AX 2012 R2. This

calendar illustrates the amount of innovation put into Microsoft

Dynamics AX 2012. We’ve put in so many capabilities over the last

two years that Users should get a lot of value out of the product.

AXUG: What will be included in the next feature pack?PR: Quite a bit: warehouse management, demand planning, mobile

POS, e-procurement, budget planning, and Windows 8 applications.

AXUG: Does Microsoft gather anecdotal feedback from Users after they’ve completed an upgrade? KK: We know that the amount of planning a User does absolutely pays

off in how the project is executed. Getting your employees trained

before going live is another important element. Having them as part

of testing cycles to see if the data is coming up correctly is important

because they’re the ones who know what it looked like before.

Planning and then having a trained employee base that understands

why you’re going to the new version is also pretty key.

AXUG: Any parting words of advice for our readers?KK: The biggest thing is to plan correctly, review all existing

customizations, and understand the available tools to migrate your

data forward. Then make an informed decision of whether to do a full

upgrade, re-implement some parts, or use a data import solution to

re-implement completely based on the needs of the User’s business.

Those are things we really push when we talk about upgrades. AXUG

Ah, upgrades. The necessary evil of growing your

business, gaining functionality, and staying

current with technology that helps you work

more efficiently.

AXUG® sat down with four Users to talk

about their upgrade paths, processes that have helped them in

their organizations, and advice for fellow Users contemplating

their next upgrade.

Don Morrison works as an information technology manager

for Hexcel Corporation, a composite materials provider

to aerospace, defense, and industrial industries with 5,000

employees and locations around the world. Hexcel went live on

Microsoft Dynamics AX 4.0 in 2009 for customer-facing quotes

and sales order processing. The organization then started

working on a manufacturing, purchasing, finance, and logistics

deployment on Microsoft Dynamics AX 2012 that went live in

February 2013.

Tom Turney, IT manager, and Marjorie Nehring

Schmeerbauch, project manager/functional lead, work for

Beltservice Corporation, a manufacturer and fabricator of

conveyor belts with 10 locations across the United States,

Canada, and Mexico. Beltservice Corporation went live on

Microsoft Dynamics AX 3.0 in August 2005 and has been

upgrading to Microsoft Dynamics AX 2012 over the past year

with a go-live date anticipated for November 2013.

Eric Kuhn is a business solution manager at Olympic Steel, a

Cleveland, Ohio-headquartered steel service center that has been

in business since 1954 and operates in 34 facilities, covering more

than 3.6 million square feet in the United States and Mexico.

Olympic Steel purchased Microsoft Dynamics AX in 2009, but

there was a delay in the project when the location of the first

implementation was changed due to business reasons.

The Path to the Upgrade

Hexcel’s upgrade took a pretty straight path. After they went live

in 2009, they immediately started working on a manufacturing,

purchasing, finance, and logistics deployment on Microsoft

Dynamics AX 2012 for their Colorado site. The organization now

has 15 sites on Microsoft Dynamics AX, with all but one still on

Microsoft Dynamics AX 4.0. Their plan is that the next site, Salt

Lake City, will go live on Microsoft Dynamics AX 2012 R2.

Beltservice’s upgrade path was a little more of a round-about.

“Version 3.0 was modified heavily to meet our custom business

requirements, so our upgrade path was stymied by our ability

to upgrade the data,” says Marjorie. “By the time we got to a

point where we were comfortable with upgrading to Microsoft

Dynamics AX 2009, Microsoft announced Microsoft Dynamics

AX 2012, so we decided to go that route instead.”

After the initial implementation site was changed, Olympic

Steel considered moving directly to Microsoft Dynamics AX

2012 instead of Microsoft Dynamics AX 2009. “Microsoft

had purchased Process Industries from Fullscope, and this

functionality and integration was key to all of our future plans,

so the fact that Microsoft was integrating it into the standard

package made it a consideration we needed to look at,” says Eric.

“Unfortunately the release date for Microsoft Dynamics AX

2012 was pushed back, thus taking the feasibility out of waiting

for the new release. We continued on the Microsoft Dynamics

AX 2009 path and went live on that platform with some select

modifications for the new location.”

Challenges Along the Way

Each project has its challenges, and an upgrade is no different.

Marjorie shares that upgrading to Microsoft Dynamics AX

2012 R2 required a blank slate, which was a challenge based on

their organization size. “It was a bit challenge as we don’t have

20 IT staff who can work on this full time,” she says. “Our team

is pretty small, and it’s always been a challenge on a project of

this scope. To do this sort of thing, you really need to have a lot

of horsepower behind it.”

Don’s main challenges with the upgrade came down to people,

processes, and keeping both on the same page. “We were caught

off-guard by a couple of things at the go-live time. We had been

talking about warehouse locations and heard that we didn’t have

any materials in a particular warehouse, so it shouldn’t be an

issue for warehouse scheduling,” says Don. “The day before go-

live, we found out that there was inventory in the wrong spot

and that people had started putting stuff in that warehouse two

weeks ago. Knowing business processes – and ensuring they’re

the same right up until go-live – is tricky business.”

To Upgrade or Re-Implement, That

is the Question

Don’s organization has experienced both “standard” upgrades

and the re-implementation of a newer product. When asked to

choose which was easier to manage, it was a draw since the scope

of the projects was so different as Hexcel chose to upgrade those

sites that were running a full “soup to nuts” implementation of

Microsoft Dynamics AX 4.0 and re-implement the sites that

were using only parts of Microsoft Dynamics AX.

Tom advises that if you’re jumping multiple versions, that you

seriously consider a re-implementation instead of an upgrade.

“Trying to move all the data and looking at how much has

changed with the product itself, it didn’t work out very well for

us to upgrade,” he says. “A re-implementation also gives you an

opportunity to re-evaluate the decisions and modifications you

made in the earlier version.”

Perfecting the Process

A smooth go-live date isn’t just the stuff of dreams. Having

a process in plan – and following it – will help you reap the

ultimate reward.

A first step in the process is engaging a Partner and having a true

understanding of the scope, according to Marjorie. “Engage your

Partner and understand the functionality before you move data

over,” she says. “You should also spend a lot of time testing and

seeing what the functionality can do as that really shaped our master

data setup.” Another thing Marjorie advises is to engage Microsoft,

either by purchasing a support plan to get Microsoft’s help directly

or using their tools to submit feedback and possible bugs.

Don focuses on people, process, technology, and data when

looking at an upgrade. “We had two conference room pilots

to prepare for the upgrade,” he says. “The first was six months

out and was a walkthrough rehearsal to make sure people were

clear on their roles. From there we surfaced problems, worked

on technology issues, and identified if individuals needed

more training. Four weeks before the upgrade, we hold a dress

rehearsal where the implementation team watches Users as they

work in the system.”

“The shop floor has an additional rehearsal, where mock areas

are set up for operators to use scanners and access materials,

doing all of their functions like a User would with a PC and

screen,” says Don. “Making sure that it’s not just talked about

but actually done is hugely important.”

on to data. “You need to practice that

migration a thousand times as Microsoft

Dynamics AX is completely unforgiving

once the data is in,” he says.

A final part of that process lies in not

rushing the upgrade. “We were targeting a

go-live in May, but some of the code changes

came in late, so we decided to bump it back,”

says Eric. “That extra time means that we’ve

gotten all the Users trained, and they’re able

to transact in both systems. Waiting meant

that we had much greater quality in code

and our Users’ confidence.”

Remember the Benefits

It may be a long road, but there’s a

reason you’re doing the upgrade (or re-

implementation, as the case may be).

“We’ve seen a huge improvement in

inventory management since we were

previously doing that manually,” says Don.

“We also have much better information,

which some people don’t like as it’s exposing

a lot of information and is very transparent.”

Additionally, Hexcel has seen their order

magnitude decrease after implementing

RF-SMART to do barcode transactions.

Outside of the new features and

functionality for which you’ve pined, there

are some ancillary benefits that come from

the upgrade process.

“As a functional lead, there are times

when you sit with business Users, and

they’ll roll their eyes and wonder why

we would set up something ‘like that’,”

Marjorie says. “Other times they’ll applaud,

anticipating the new functionality. It was a

big milestone when our risk-averse CFO

said we needed the new technology he saw

in Microsoft Dynamics AX 2012.”

Tom shares that he’ll be glad when he

can stop worrying about running out

of record IDs, as they did last year. “It’s

reminded us that we needed to keep with

an upgrade path and can’t keep using this

version forever,” he says.

Additional Advice for

Your Journey

Eric encourages Users to first understand

what Microsoft Dynamics AX 2012 can do

in its native state. “You could easily migrate

code as it exists today, but look at the new

features in Microsoft Dynamics AX 2012,

and if you have something that mimics

that functionality, use it as an opportunity

to get more in line with what Microsoft is

doing,” he says. “That not only helps prevent

you from building on a bad foundation, but

also helps you leverage what they’re doing

instead of doing the heavy lifting yourself.”

An upgrade is also a time for you to

reinvent your business processes as you look at what you’re currently doing and evaluate if you

need to continue those efforts.

“Don’t hesitate to reconsider what you’re doing and if you need to do it,” says Eric. “We looked

at some of the reports we created the first time around and found that they weren’t being used.

We removed them for the upgrade, which helped our timeline and our costs. Don’t be afraid to

admit you made a mistake and fix it.”

Tom agrees with Eric’s sentiment on staying as close to out-of-the-box as possible. “Unless

there’s a very good reason to change things, don’t do it,” he says. “That way you’ll avoid having to

pay for it when you make upgrades down the road.”

Another piece of advice is to look to your fellow Users for help. “When we were first engaging

in this process, it helped when we realized that others were experiencing the same pain point,”

says Marjorie.

Tom agrees, “We can talk with others who are encountering the same issue and between three

to four people, you can come up with some sort of solution.” AXUG

AXUG: We’ve been glad to have your organization as part of AXUG over the years. What’s been the most important aspect of your membership?JB: One of the unique things about AXUG is that it gives us

visibility into Users’ organizations as well as time with a very

engaged Partner community. This helps us with visibility and

education about what we do, enables us to gather enhancement

requirements from Users, and is an opportunity to introduce

ourselves and become engaged with Partners.

AXUG: Do you have enhancements coming soon for your products?JB: We do. With regard to mobility, we’ll continue to add

functionality relevant to the mobile workforce in our

solutions. The other enhancement is support for the cloud. As

Microsoft Dynamics continues to move to the cloud, we’ll have

complementary cloud solutions.

We’re also continuing to innovate and support our Create!form®

product, which is a document output management product that

we’re fortunate to have as a recognized name in the industry.

AXUG: Speaking of enhancements, the theme for our magazine this issue is centered on upgrades. What’s the upgrade process like for your Customers when you release a

new product?JB: Typically if you’re rolling

into a new version of Microsoft

seamless, and the Customer

wouldn’t necessarily have to do a

lot of other things. With regard

to AP automation, that depends

on the business process and the workflow complexity that the

and Partners tend to work together very well, and we’ve seen

tremendous growth over the last four to five years.

AXUG® sat down with four AXUG

Premium Partners to talk about the

considerations a User should make when planning an upgrade,

from making a business case to data migration to the importance

of documentation. These Partners also shared common upgrade

pitfalls, in hope that you’re able to avoid them, as well as upgrade

benefits that go beyond new functionality.

Nima Bakhtiary, president and CEO of Arbela Technologies,

started upgrading to Microsoft Dynamics AX 2012 nine to 10

months before the product was released. To date, 50 percent

of the company’s upgrades are standard and the others are

re-implementations, starting fresh for Users who had a lot of

customizations that are no longer needed.

Joel Pietrantozzi, co-founder and principal of Client Strategy

Group, has completed numerous upgrades over his career,

bringing Users on all versions of Microsoft Dynamics AX up to

more current versions.

Sean Kenny, Microsoft Dynamics AX practice manager for

Tribridge, has been working with Microsoft Dynamics AX since

version 4.0, helping Users evaluate the right time and process to

upgrade their implementation.

Beth Wells, manager of project quality assurance for

Edgewater Fullscope, has predominately worked on the

planning side of upgrades, providing input and taking Users

through the necessary steps.

Measure the Value

One of the most important considerations is the value an

upgrade will bring to your organization.

“With Microsoft Dynamics AX 2012 being a Tier 1 solution,

it can offer functionality that helps Users build a business case

for the upgrade,” says Joel. “Oftentimes version 4.0 was modified

to do things that Microsoft Dynamics AX 2012 has as base

functionality, and Users want to get out of a heavily modified

environment. That functionality is a primary part of building

the business case since Users now have access to functionality

they didn’t have before, and it’s better to do an upgrade for a

business reason rather than for new technology.”

Once committed to the upgrade, figuring out the project

plan, understanding the necessary customizations, and getting

commitments from department heads are key, says Nima. “This

should not be an IT project; it should be a company project,” he

says. “Users should come up with an extensive plan that includes

participation from internal IT as well as key business Users.”

Determining the Path

Sean looks at upgrades from a “RICE” perspective: reports,

integrations, conversions, and enhancements, where the

volume needed for each dictates if the User should upgrade or

re-implement the software.

“It also depends on what version they’re on and what they’re

going to, but that analysis piece, the inherent functionality

between the new version and what they’ve modified, should

guide the User in their decision-making process of which

modifications should be kept and which should be replaced

with new functionality,” he says. “There is no one-size-fits-all

approach to an upgrade. It completely depends on size and

complexity, which is the difference between an upgrade taking

weeks versus months.”

Nima agrees, “The level of effort is directly related to cost, so

it’s important to identify the scope ahead of time and to ensure

the Partner has done that type of upgrade before to really get

it right.”

Allocating Resources

Another important element is making sure you have an

accurate idea of the amount of resources – financial, personnel,

and infrastructure – that will need to go into the upgrade.

“It’s important for Users to know how much and when their

human resources will be required,” says Nima. “You have to

factor those costs into the upgrade in addition to the costs

associated on the product and consulting side.”

From an allocation perspective, Nima recommends that

Users have a core or super User from each key business area in

order to make sure the upgrade plan is well-rounded.

“Engaging people who are very familiar with the existing

business processes and people who can really make decisions

will help make the upgrade planning a smoother experience,”

says Nima. “You also want to make sure those people can be

available and active participants in the actual upgrade.”

Joel shares that corner office support is key. “A highly visible

project is not an IT project,” he shares. “It may be managed

by IT, but you need the business backing and enforcement of

the project scope. Users should have an internal, functional

business analyst who knows Microsoft Dynamics AX and can

be a liaison between the technical and the business groups,

helping with the transition, training, and differences between

the versions.”

Beth agrees, “Bringing process owners from the business side

who know the company’s processes and can be trusted to make

business decisions yet know when to ask management will help

in ensuring that system functionality required to support the

business is maintained or improved between where you are now

and where you’re trying to be.”

From an external personnel perspective (aka Partner), Beth

recommends a balance between functional and technical roles.

“There are three roles to fill to really have the right balance of

expertise: a functional architect, a good functional lead in each

business area, and a project manager,” she says. “It’s worth the

investment of 170 to 225 hours of consulting in order to get

things right the first time around.”

Analyzing Customizations

Microsoft Dynamics AX has changed quite a bit over

the years, and many Users find that their current version’s

customizations are obsolete when they look at the built-in

functionality of Microsoft Dynamics AX 2012 and Microsoft

Dynamics AX 2012 R2.

“Users need to have knowledge of what the new version

does,” says Beth. “The architecture has changed a lot, and you

want to have a solid foundation for what you’re going to build

out, including equipment, base operating system, server version, and

other supporting software versions. You want to avoid software not

working well together because the releases aren’t compatible.”

Joel agrees, “An important component of the upgrade is checking

third-party solutions and interfaces from other production systems

to make sure they’re compatible with the new version.”

Documentation is Key

Beth recommends Users review their original customization

documentation, or if that is not available, make a list of customizations

and their purpose, in order to better facilitate business process

reviews to find out which customizations are still needed and which

ones are replaced by built-in functionality.

“Having access to that customization list as well as functional

design documents helps you strategically look at how you’re using

the system right now,” she says. “Once you know that, you can look

at what you want to eliminate and what you can take advantage of

and do better in your business. If you didn’t do it before, start now,

because if you have good documentation going into an upgrade,

you’ll have better information than if you go without.”

Sean agrees and goes to the next level of adding feature/functionality

comparisons as well as noting the features that Microsoft has retired.

“I also recommend that Users put together a list or prioritization

matrix to identify gaps and how they should be filled,” he says.

Migrating the Data

From a systems and infrastructure perspective, Users need to

evaluate if their current environment is appropriate for Microsoft

Dynamics AX 2012 R2 as well as determine their data migration plan.

“Some Users have been running their businesses on this software

for seven to eight years, and during that time, they’ve developed data

warehouses, BI platforms, and series of reports,” says Joel. “Users

have to have a data management and reporting plan to get that

information ready for the new version of Microsoft Dynamics AX.

Or, conversely, make the decision to archive some of that data and

only move over a subset.”

Keep Talking

Sean recommends that Users stay involved with AXUG to bring

their feedback to the Microsoft Dynamics AX team.

“Microsoft looks to AXUG for enhancement ideas for the next

product, and Users can learn about different business processes, both

of which could limit the number of customizations needed in a future

upgrade,” says Sean. “I also think that Users should leverage their

Partners and the spot their Partner might have on a Microsoft advisory

council to share feedback and get updated news from Microsoft.”

Nima agrees with the Partner involvement. “Working with

a Partner that has a vision of what the existing system and future

systems bring to the table helps Users map their upgrade timeline,”

says Nima. “Many Users will go through an upgrade, and had they had

more insight on a future release, they would have been able to reduce

their upgrade cost and errors. Mapping your upgrade timeline to the

product releases and roadmap will help to alleviate that problem.”

Where Good Upgrades Fall Down

There are a couple of factors that can make or break an upgrade, one

of which goes back to the importance of having the right team in place.

“We want our clients to own their system. That’s an important

objective for us,” says Nima. “It’s important to get objectives and goals

set with all department heads so they know the resources that are

required for effective project management.”

Another factor is having a clear definition of project scope,

according to Joel. “Management has to draw a line in the sand to

limit unplanned changes during the upgrade process,” he says.

“That’s how these projects get extended as the business doesn’t

understand that when they make a change to the existing Microsoft

Dynamics AX environment, they’re extending the length of the

upgrade. Identify the business priorities to be addressed during the

upgrade, and then wait on the other things until you go live on the

new version.”

A third area where projects go awry is connected to the importance

of documentation.

“Not having full insight into features or processes that Users have is

where upgrades fall down,” says Sean. “The expectation management

piece is difficult as people expect the product to do something that

the IT and business team didn’t know it was doing. Documentation

is the part of every project that gets neglected the most, but at the

time of an upgrade, it’s one of, if not the most, important piece when

evaluating the whole effort.”

A final area where upgrade projects tend to fall apart is in the

desire to make customizations.

“Oftentimes Users want to re-customize the product to make it

look like it always did,” says Beth. “People are resistant to change

and want it to work exactly as it used to. New features and functions

support a multitude of business operations while customizations

fit only your business. Getting Users accustomed to doing things a

different way is a challenging task, but it is well worth it in the end.”

Benefits Beyond New Features

As Nima shared earlier, a key reason for the upgrade has to be about

business value and not just a new set of features and functionality.

“The extended set of capabilities really brings the User

organization together,” says Nima. “More processes are covered and

collaboration is enhanced across the organization, which results

in reduced cost, better Customer service, reduced paperwork,

and increased revenue, to a point, because people become more

efficient.”

Sean sees upgrades as an opportunity for reengagement. “An

upgrade gives a User the ability to get reengaged with what their

business is doing and how it’s doing it,” he says. “It’s an opportunity

to look at current processes and best practices to see if the User

organization can gain efficiencies in their business.”

Beth shares that a large benefit is the User friendliness of the

new version. “Features and function are key, but the product is

becoming more like the desktop tools people use every day,” she

says. “As that happens, Users are able to take advantage of the

knowledge they already have, and it’s easier to teach new people

how to use Microsoft Dynamics AX since the look/feel is so similar

to Microsoft Office.” AXUG

My social media favorites these days are…My primary professional social network is LinkedIn. Like many of my colleagues, I use Facebook for purely social and entertainment purposes. To pick a favorite, currently I am following George Takei (of StarTrek fame) and his hilarious feed of quips, jokes, and random photos.
