Change is everywhere. From the day you are born, you’re constantly changing.

Change, change, change can be difficult to manage as a person, but what about

your company? What is your company doing to manage change so it doesn’t

become a “ship of fools”? In this issue, we explore change management from

a business perspective and how it relates to your company and the successful management of

Microsoft Dynamics AX.

I must admit that I am a bit biased when it comes to change management and managing risk.

Before my life in the world of Microsoft Dynamics, I spent 12 years in corporate IT internal

audit at a Fortune 50 company. As we conducted audits of business applications, data centers,

network infrastructure, and other technical projects, change was always something with which

Users struggled. I learned very quickly that no use of technology could be successful without an

appropriate plan in place to manage change and the risks associated with IT projects. Of course

years later, as I managed my first Axapta implementation, I again saw how important it was to

manage change in our organization as we rolled out this new ERP package to a User base that

had grown fond of Oracle, and in many ways, didn’t want to change.

This issue highlights a variety of areas around effective change management, but they all center

on the theme that without effective change management in place, no Microsoft Dynamics AX

implementation or upgrade project will be as successful as you and your company expects. Learn

about the many ways to help your company effectively manage change by performing a proper

ERP risk assessment BEFORE you start a project as large as a new implementation or upgrade.

Discover why the concept of business transformation and how to execute business transformation

can actually make it easier for your User base to accept change and new functionality. Of course

we have talked about Microsoft Dynamics Lifecycle Services (LCS) before, and what a game

changer it can be, but in this issue we dive deeper into LCS and how it can be an effective tool

to help manage change and risk during your implementation or upgrade project. Finally, we ask

Users to share their own experiences with change. From top-level executive views to the end

Users, I think you will find their stories interesting, and there are probably at least one or two items

that you and your company can relate to in your own experiences.

The implementation or upgrade of ERP software is not easy. Never has been, never will be.

Notice I said ERP and not Microsoft Dynamics AX. It requires time, dedication, resources,

structure, and a lot of patience. All of these items can be better managed, however, if your

company spends time addressing change and risk management before starting your project.

I firmly believe the time invested upfront in these areas can pay dramatic dividends later on

during the project, and ultimately allows your company to have a better experience.

I want to end with a bit of AXUG® history. Did you know that this fall, in St. Louis, will be

the 10th AXUG Summit? What started as a small gathering of less than 100 Users in Seattle

has turned into a large gathering of more than 1,000 Members of the Microsoft Dynamics

AX User Group. We are excited to celebrate the 10th AXUG Summit and have lots of special

Meet Anne & JohnAnne works as a controller with a growing manufacturing company. She considers herself a savvy finance professional and an intermediate Dynamics AX user. Having heard about AXUG Summit from a friend, she thought it might be the perfect place to learn how others handle reporting in Dynamics AX. She used the ‘Convince My Boss’ template to make her case for attending and submitted it to her manager, John. He not only agreed to Anne’s participation - he decided to join her. They’re preparing for an upgrade and will use the event to gain feedback and advice from others who’ve done so.

AXUG Summit 2014You’ve Got To Experience It!

Next up were Partner Showcase sessions, giving the pair a great opportunity to learn from some of the top Dynamics AX experts in the industry and see their Dynamics AX add-on solutions in action. They each attended a different showcase on BI and reporting, soaking in a lot of great knowledge and discovering new ways of thinking about reporting for their organization.

A couple more dynamite sessions, and its back to the Expo Hall for a well-deserved cocktail reception. The pair grabs a cold drink and a bite to eat, then sets out to chat with a number of exhibitors. With more than 250 booths in the Expo Hall, they plan to make the most of every Expo hour that’s offered during the event – it’s such a great way to learn about what’s available in the community!

Phew! One day down, and Anne and John have already captured a list of ideas they plan to implement when they get home….and there’s still 2 more days of sessions, networking, and Expo to go! As first time attendees, there are a few key things that have surprised Anne and John about the AXUG Summit experience…

The buzz. Everywhere they went, there were folks talking Dynamics AX – in the hallways, during breaks…even at the local watering

holes at night!

The interaction. The sessions they attended were quite intimate and attendees engaged in active conversations around the topic

at hand.

The learning. They’d underestimated just how much they could learn from other users and were amazed at how many other folks

experience challenges similar to theirs.

The impact. Anne and John met fellow Dynamics AX users who not only provided great insight at the event, but who will be go-to

resources for them in the months and years ahead!

The Experience Begins

Anne and John began cashing in on their AXUG Summit experience as soon as they registered (months before the event!). They explored the 200 sessions and each built their own personal schedule of the sessions they planned to attend. It helped them get acquainted with the speakers and even see who else is attending each

session (and their daily schedules will be emailed to them each morning during the event). They used the ‘AXUG Summit 2014 St. Louis’ community on AXUG Collaborate to share their objectives and some of the specific issues they are hoping to address in St. Louis. Doing so helped them meet other attendees with similar goals, and they even made dinner plans for St. Louis with some fellow attendees from the manufacturing industry.

Day 1 in St. Louis

The pair chatted over breakfast on Wednesday morning with some fellow Dynamics AX users they’d met at pre-conference training courses the previous day. They compared notes on some of the add-on solutions they’d discovered at the Welcome Reception in the Expo Hall on Tuesday evening. Breakfast was buzzing that morning - old friends were catching up, new connections were being made, and everyone was excited for an invigorating opening session to kick-start the day.

After a great networking lunch, the duo participated in Wisdom While You Walk sessions. These exploratory learning activities paired like-minded users and, quite literally, sent them off to walk and talk about the Dynamics AX issues that are top-of-mind. Anne and John each paired off with different attendees from the Manufacturing industry, and strolled down Washington Avenue swapping Dynamics AX experiences. It was a great way to avoid the after-lunch sleepy session!

With 5 blocks of breakout sessions on this one day alone, Anne and John set out to collectively attend 10 sessions, focusing on their unique roles and how their company uses Dynamics AX. Anne choose sessions like “50 Management Reporter Tips in 50 Minutes” and “Leveraging the Microsoft Stack for Robust BI” while John opted for the “CFO Roundtable” and “What’s New with 2012 R2/R3”.

Depomed, Inc. is a specialty pharmaceutical company focused on developing

and commercializing products to treat pain and other central nervous system

conditions. The company was founded in 1995 and has established itself

by developing and incorporating promising technology into differentiated

therapeutic products, taking those products through clinical approval, and

building a strong market presence. The company currently markets four

FDA-approved products: Gralise® (gabapentin) tablets for the management

of postherpetic neuralgia (PHN), Cambia®  (diclofenac potassium for oral

solution) for acute treatment of migraine attacks with or without aura in

adults 18 years of age or older, Zipsor® (diclofenac potassium) liquid-filled

capsules for relief of mild to moderate acute pain, and Lazanda® (fentanyl) nasal spray CII for the management of

breakthrough pain in cancer patients.

I’ve been a panel discussion and session speaker as well as roundtable discussion leader, and I enjoy all of those

opportunities to meet with fellow Microsoft Dynamics AX Users and discuss successes and ways to improve.

I am a big proponent of knowledge sharing, and AXUG® allows for that possibility across multiple industries

and regions. AXUG was recommended to my previous company by our consulting Partner in 2009. Through

attendance at the Regional Chapter meetings and Summit, and by attending the various webinars and training

sessions, I found great value in being a Member. Upon joining Depomed in 2013, my first priority was to join

AXUG under the new company and encourage fellow co-workers to take advantage of all that this group has to

offer.

M Seals is a trading company with a small production. M Seals has extensive

technical knowledge and development of customized sealing solutions for all

kinds of well-known industries around the world. We cover the whole spectrum,

from the finest precision seals to the largest heavy-duty shaft seals and packings.

We have more than 50,000 stock items, of which about 25,000 are held in stock

for day-to-day delivery. We have developed our own automated production

of M-FLEX spring-loaded PTFE lips seals in large series. Our headquarters is in

Denmark, we have branch offices in Sweden and England, and we have a local

sales office in China. M Seals is a part of the Diploma PLC group.

We are currently upgrading with Cumulative Update 7 (CU7) for Microsoft Dynamics AX 2012 R2 in Denmark,

Sweden, and China. We just made the acquisition of our branch in Newcastle, England, and we will implement

Microsoft Dynamics AX 2012 R2 in Newcastle within the next year.

What are you looking forward to with leadership involvement?

Knowledge and experience sharing were the main reasons I joined AXUG Denmark. By leading the meetings, I have

greater opportunity to influence what topics will be addressed. I hope to develop and fine-tune my leadership skills

outside my organization, learn to build teams with diverse perspectives, gain experience, become a confident public

speaker, and network within and across chapters for best practices and great ideas.

I led the Microsoft Dynamics AX 2012 implementation project at Planar, and we went live in May 2013. I loved seeing

our project team’s Microsoft Dynamics AX knowledge and confidence grow as the project progressed, and then see

them sharing that with our User base during training and with ongoing production support.  As a new chapter leader,

I am looking forward to building the newly formed PacNW (Oregon) Chapter into a strong Microsoft Dynamics

AX community by bringing local Users together. It will be exciting to meet new companies in our local area to share

experiences – both good and bad – and to learn from each other and build alliances.

Metropolitan Nashville Airport

Authority (MNAA) is the

34th largest airport in the

U.S. and sees more than 10

million passengers annually.

MNAA has won many national awards, including

recent accolades for the Best Customer Service,

Best Concessions Program, and Airport with Most

Unique Services. The airport is also well known for

live music performances on several stages throughout

the facility. CNN recently ranked the airport as one

of the seven most entertaining airports in the world.

Stan Van Ostran, vice president and chief

financial officer of MNAA, has been in the

aviation industry much of his life and depicts a

strong dedication to continuous improvement and

quality initiatives within MNAA: So much so that

the organization has a department dedicated to

continuous improvement led by a master six sigma

black belt champion. Additionally, MNAA is the

first airport authority in the U.S. to be recognized

at the state’s highest level of performance

excellence following the Malcolm Baldrige award

criteria and is now eligible to apply for the national

Malcolm Baldrige National Quality Award. The

Baldrige criteria requires the organization to

develop processes and benchmark performance

in seven areas (leadership, strategic planning,

customer focus, measurement, analysis, and

knowledge management, workforce focus, process

management, and results). Stan explains, “It

benchmarks us against best practices, peers, and

what we as an organization are doing to improve…

continuously.”

As a relatively new Microsoft Dynamics AX

User, MNAA can attribute the choice to go

with Microsoft Dynamics AX directly to their

continuous improvement initiatives. “As part of

the RFP development process, our continuous

improvement department led teams that

defined our objectives and requirements for

implementation.” Stan continues, “In the end,

Microsoft Dynamics AX met our requirements

better than other ERP systems such as Oracle and

SAP, all while being considerably more affordable.”

Real-Time and Real

Awesome

After going live, Stan is proud to say, “Microsoft

Dynamics AX is now the primary system that

supports everything we do.” In the past, MNAA

managed multiple disparate systems that never

communicated well with one another. Now, Stan

and his team are eagerly working on a “phase

two” implementation. The new system is adding

functionality they never had access to, such as

expense reporting, automated workflow, and

encumbrance reporting. “With our old system, I

didn’t have insight into how much money we had

spent and how much budget was still available,”

Stan says. “Now I can more accurately see our

budget status, at any given time, in real-time.”

Microsoft Dynamics AX is also giving teammates at MNAA

more control. Departments can run the reports they need instead

of requesting them from the finance team. “There is better reporting

all-around, and it’s more ‘self-serve’,” Stan says. “Being able to provide

more real-time information that is User-friendly is a customer service

benefit for our employees. It is also much more efficient.”

Like many organizations, airports need robust functionality in

an ERP system but without the complicated processes and inner

workings. Stan believes Microsoft Dynamics AX is the right system

for medium-sized organizations such as his own because it provides

the right balance while staying cost-effective.

AXUG: Charging Out of the Gate

Stan found out about AXUG at this year’s Convergence and signed

up immediately. He plans to be very involved in the Nashville Chapter

and has even had conversations about starting a group for airports.

“I know of several airports that have or are looking to implement

Microsoft Dynamics AX, and I think it would be worthwhile to get an

industry User group like this going.”

An AXUG Member since March 2014, MNAA has enjoyed the

weekly digest of questions from other AXUG Members. “Having

a community base to put questions out to and get quick responses

from is truly valuable.” Stan’s quick, yet great experience at

Convergence set the tone for his view of AXUG. “It was so helpful

to see what’s already been developed, what’s coming down the pike,

and what’s available that I haven’t already thought of.” Stan is also

looking forward to AXUG Summit in St. Louis and getting his staff

more involved with AXUG. AXUG

Overview

Microsoft Dynamics Lifecycle Services (LCS) is a Microsoft

Azure-based collaboration portal that provides a unified, shared

environment along with a set of regularly updated services that helps

manage the application lifecycle of Microsoft Dynamics AX 2012

implementations. It provides a combined, collaborative workspace

that is designed for both Customers and Partners, separately

or together, to enable closer collaboration, speed the setup and

development of deployments, and provide services to proactively

manage implementations.

LCS is a Customer-owned work space. Customers decide not only

the projects associated with their implementation, but also who

is invited into each project (such as employees or Partners), thus

helping manage the right access by the right person for each project.

LCS leverages the use of metadata for reducing time to value

for our Customers. Using this metadata and our intuitive data

configurations as input, LCS strives to enable Customers in their life

cycle experience with Microsoft Dynamics AX to make informed

decisions alongside empowered Partners to deliver the best outcome

in the shortest amount of time. The goal of LCS is to deliver the right

information, at the right time, to the right people.

Application Lifecycle Management

Application Lifecycle Managaement (ALM) can be a cornerstone

of implementations to help organizations improve the predictability

and quality of their Microsoft Dynamics AX implementations by

simplifying and standardizing the implementation process.

ALM for Microsoft Dynamics AX 2012 R3 is broken down into

three phases that map to the four personas as shown in Figure 1.

While the Project Manager oversees and manages the process,

there is a 1:1 relationship with the other phases: Define for business

analysts, Develop for developers, and Operate for IT adminstrators.

Dashboard – The Single View of Your

Implementation

The dashboard is shared by all members of a project and allows

everyone to have a centralized, unified, and current status of the

implementation. Based on the phase of the project, the dashboard

provides the services that are appropriate for the definition,

development, and operation of the environment.

First ALM Phase - Define

This is the stage for requirements gathering as well as defining

and standardizing business processes and procedures across the

organization. The meta data from this stage is carried forward and

combined with the information from profiling the peak personnel as

well as system usage to help estimate license usage and determine

initial estimates of the hardware necessary for the implementation.

Together, this information allows for load analysis and the ability to

review and alter process scheduling to help reduce system loads and

provide better response times.

Business Process Modeler

Use Business Process Modeler (see Figure 2) to create, view, and

modify business-process hierarchies and flowcharts for Microsoft

Dynamics AX 2012 R2 and R3. Business Process Modeler helps you

align your Microsoft Dynamics AX processes with industry-standard

processes as described by the American Productivity & Quality

Center (APQC) and produces a gap-fit analysis that can be used for

development scheduling. Task Recorder helps you easily capture

business processes, generate documentation, and reduce operational

and support costs.

License Sizing Estimator

License Sizing Estimator helps you estimate the number of the

different types of licenses that an organization will need for Microsoft

Dynamics AX 2012. It enables you to model default and customized

roles and then automatically calculate the required client access

licenses (CALs).

Usage Profiler

Usage Profiler is a data-gathering tool that can help you describe and

analyze your current or projected usage of a Microsoft Dynamics AX

2012 implementation. You can use the data from the Usage Profiler for

a variety of purposes, such as estimating hardware sizing and helping

to troubleshoot issues with support. You can enter data directly into

the Usage Profiler, import information from Business Process Modeler,

or use the Microsoft Excel template to upload the data.

Infrastructure Estimation

Infrastructure Estimation gives estimated hardware configurations

that could be used to run your Microsoft Dynamics AX

implementation based on information directly entered into Usage

Profiler or imported either through the Microsoft Excel spreadsheet

or from Business Process Modeler.

Second ALM Phase - Develop

This is the stage where you begin to build your Microsoft Dynamics

AX 2012 implementation, with a goal to help you understand

development needs based on defined processes and the need for

customization, as well as analyze code against best practices to

identify areas to increase the quality of your code, help lower support

costs, and reduce the impact of upgrades. You can also plan your

upgrade strategy by estimating the extent of the project based on

your existing implementation.

Revisiting Business Process Modeler

Previously described and shown in Figure 2, Business Process

Modeler, it is used at this stage to generate fit-gap anaylsis between

the business needs and the default process in Microsoft Dynamics

AX 2012 R2 and R3. This report can be used to define development

needs and goals and will be able to be pushed to Team Foundation

Server (TFS) online to manage the necessary code changes.

Azure Deployment Portal

The Azure Deployment Portal (see Figure 3) helps you deploy

Microsoft Dynamics AX 2012 R3 on Azure by automating the server

set. Initially built to have predefined configurations for different uses,

functions, and services, it ties directly into your Azure subscription

to simplify the deployment and management of any number of virtual

environments.

RapidStart

This cloud-based, interview-style questionnaire lets Partners and

Customers easily and quickly configure Microsoft Dynamics AX

2012 R2 and R3. The questionnaire uses general terminology about

business processes instead of terms that are specific to Microsoft

Dynamics AX. Partners, independent software vendors (ISVs), and

Customers can create, maintain, and reuse configurations that reflect

their custom solutions. Partners can also create additional groups of

questions to enlarge the scope of a configuration.

Customization Analysis

Customization Analysis offers Microsoft Dynamics AX 2012

Customers an automated tool that validates the Customers’ model

files against Microsoft Dynamics AX best practices for tables, classes,

forms, and enums to help increase code quality. It then generates

actionable reports (in either HTML or Microsoft Excel) that list

the identified issues that can be imported into MorphX IDE, the

Microsoft Dynamics AX development environment, as actionable

to-dos to help manage customization development.

Upgrade Analysis

Upgrade Analysis helps Users plan their upgrade to Microsoft

Dynamics AX 2012 R3 by analyzing AOD files from Microsoft

Dynamics AX 4.0 and Microsoft Dynamics AX 2009 as well as

Microsoft Dynamics AX 2012. Upgrade Analysis uses a Rapid Data

Collector (RDC) tool to analyze information about the existing

environment to help estimate the scale of the upgrade project.

Third ALM Phase - Operate

This is the stage where the focus shifts to helping IT

administrators keep their Microsoft Dynamics AX 2012 R3

environments up and running, from proactively monitoring the

health of the implementation to managing issues that might arise

by searching Microsoft databases to find solutions and be able to

see the impact they may cause before you even download and install

them. If you need to work with technical support, there is a new and

reengineered support process to help log issues quicker and have

System Diagnostics

System Diagnostics (see Figure 4) helps IT administrators

proactively monitor, understand the health of, and manage one or

more Microsoft Dynamics AX 2012 environments through a simple,

easy-to-navigate graphical dashboard that provides quick access to an

outstanding issue. It is a cloud-based tool that has a locally-installed

component that you configure to automatically and periodically gather

system information about your implementation. The information is

run against built-in rules to gauge performance and identify potential

issues and generates reports to provide monitoring and actionable

corrective action summaries of your implementations.

Issue Search

Issue Search (see Figure 5) is a search engine used to quickly

search Microsoft databases for knowledgebase articles, hotfixes,

fixes in-progress, and workarounds for reported issues in

Microsoft Dynamics AX 2012 implementations. View the status

of reported issues, download hotfixes, and see notifications when

a hotfix is released, as well as see which code objects are affected

by a hotfix and view the code level changes introduced by the

hotfix before installing it to understand the potential impact to

your environment.

Cloud Powered Support

The Customer-driven, Cloud-powered Support (see Figure

6) process redefines the end-to-end experience of a Customer

submitting a technical support request for Microsoft Dynamics AX

2012 R2 and R3. This new collaborative support process simplifies

self-diagnosis as well as eliminates ambiguity and reduces the time to

describe as well as understand the problem. This is augmented and

supported by the option to automatically generate a collaborative

virtual machine (VM) in a Microsoft datacenter that is based on a

Customer’s Microsoft Dynamics AX 2012 environment to help speed

the process.

Update Installer

The new Update Installer leverages the power of the cloud to

help keep your Microsoft Dynamics AX 2012 implementations

current by easily and simply discovering and downloading the

latest cumulative updates (CUs) from Lifecycle Services. The

Update Installer easily identifies the updates in the CU that are

relevant for your implementation, helping to simplify the selection

of those updates that you actually need and speeding the update

process itself.

Project Methodology

Work is currently underway to provide best practice methodologies

within individual LCS projects so Customers can leverage the

integration with methodologies such as Sure Step to simplify the

process of implementing Microsoft Dynamics AX 2012 and thereby

provide better efficiency, predictability, and success. Currently, this is

scheduled to be available in the fall of 2014.

AXUG: Microsoft Dynamics AX 2012 R3 shipped

on May 1. How’s the reception thus far?

Pepijn Richter (PR): It’s been fantastic. We

released this version a little differently than we

have in the past as we opened the private beta

programs up to more Customers and Partners.

We had about 550 Customers and Partners in the

program who have been using the product for

about 15 months.

The feedback we received during this time prior

to general availability (GA) helped us to make sure

we set our priorities correctly and incorporated

feedback into the product before it shipped. The

private beta programs are now finished, but we’re

continuing the dialogue with those who are in the

rapid deployment program (RDP).

AXUG: Where did all of these additional Users

and Partners come from? Any particular

demographic?

PR: They came from all over the place, all over the

world.

AXUG: What are some of the R3 inclusions that

Users are most excited about?

PR: That can be broken down into three pillars.

The first pillar is around helping organizations

engage with Customers on their terms through

the omni-channel strategy. In R2 we had the

e-commerce website and point of sale (POS) for

brick-and-mortar stores, and R3 enhances both

of these features with an updated User experience

and new capabilities.

Brick-and-mortar stores also have a beta version

of a POS that is an app for tablets and phones

that enables Customers to do clienteling, which

is advising their customers on products they can

purchase based on their previous purchases and

the wish lists they’ve created online.

We also added call center capabilities as well as

the integration of social media so we can push out

campaigns from Microsoft Dynamics AX to these

channels.

AXUG: What’s included in the second pillar?

PR: The second is around helping organizations

run dynamic operations with the integration of

new warehouse and transportation management

solutions. Previous releases had a basic system, but

R3 includes completely new systems for retailers,

distributors, and manufacturers.

The feedback we’ve received is that what we’re

doing for retail, Warehouse Management System

(WMS) and Transportation Management System

(TMS), is good for retailers as they’re able to

replace disparate systems with a single system.

Manufacturers like it for their supply chain and

demand forecasting. This release is taking the

historical data from within Microsoft Dynamics

AX and exporting that to Microsoft SQL, which

has forecasting algorithms that are applied to

the data to make a forecast. That output is then

exported to Microsoft Excel so the User can see the

forecast, change it, push it back into SQL, and then

Microsoft Dynamics AX retrieves it. It’s a perfect

extension so a User doesn’t have to manually pull

everything.

AXUG: And last but not least?

PR: Right, the third pillar is expanding into new

markets, both Customer segments and geographic

markets. The biggest interest in this pillar is

cloud enablement. With R3, we enable Microsoft

Dynamics AX on Microsoft Azure as a service

interplay, which means that Customers can replace

infrastructure with Azure, which is very elastic.

A scenario for this is that Users could run

their demos on Azure so within a very short time

period they could demo and play around without

the need of setting up a separate production

environment.

AXUG: Would this be a good way for a User to

try out R3 before implementing it?

PR: Yes, it would be a private session for them to

try it out.

AXUG: How would they go about initiating

that?

PR: Life Cycle Services (LCS) is available for

free to all Customers on a maintenance plan. If

a Customer goes to LCS, there is a new service

called cloud-hosted environments. Customers can

go there to automate the deployment.

If you want to set up a dedicated R3 environment,

you would need an Azure subscription. However,

if they’re just using Azure for a demo environment,

the costs are relatively low.

AXUG: On average – knowing that it’s tough to

have an “average” – what’s the timeframe for

Users upgrading from R2 to R3?

PR: There are so many capabilities in this release

that it depends on what the business wants to

implement. Many features in R3 are net new, so

Customers can easily upgrade from R2 to R3 and

then gradually add those capabilities to expand

their footprint.

AXUG: Is that “gap fit” analysis found in LCS?

PR: Yes, within the Business Process Modeler

(BPM) in LCS. Right now we have 600 business

processes in BPM, and we are continuously

expanding.

AXUG: What else does the Microsoft Dynamics

AX team have to share with Users this issue?

PR: One good thing for Customers is that we

have extended mainstream support on Microsoft

Dynamics AX 2012 for two more years, until 2018.

The reason that’s important is that we want Users

who implement R3 to have that extended amount

of time of support since R3 was released so late in

the 2012 cycle.

Another thing is around mobility. We have

released many apps for mobile phones and

Windows 8 devices – all of which are available in

the Windows store – and we have two more this

quarter, a production floor app and a paystub

viewing app, which Users will hopefully find

helpful.

AXUG: Where should Users go if they’d like

more information on R3?

PR: I recommend reading the “What’s New”

documents (see sidebar) to see what’s in there. You

can also check out sessions online, including the six

sessions that were presented on R3 at Convergence

2014 Atlanta. A final thing would be to deploy one of

the 150 demos on LCS with Azure and play around

with it to see how R3 may benefit your organization.

In our organization, the business/operation owns any

business change process. A business change requires

a business case/justification at any time.

Through this approach, all changes have the direct

support and involvement of the business, as the

business is responsible for both budget and result. The

IT department has the opportunity to stay out of the

difficult position they often end up in, becoming the

owner of every business change with any relation to IT.

The position of the IT department inside the

organization also has direct impact on the success of

change management. IT should preferably be organized

at boardroom level.

Business transformation  is quite literally a “transformation of

business”. It’s about making fundamental changes in how business is

conducted in order to help cope with a shift in market environment.

While business transformation may be a top priority for many

organizations, few companies manage through the complex changes

that are necessary to do it successfully. 

  By gaining a better understanding of what is involved in business

transformation, organizations will be better able to respond and adapt to the

next development in their industry or business’ environment. Whether the need

was spurred by an organization’s products or services being out of date, funding

or income streams being changed, new regulations coming into force or market

competition becoming more intense, the undertaking must be broken down

into a series of smaller initiatives.  Achievement requires great execution one

task at a time. Given the critical nature of this initiative, it’s imperative leaders

make the right choices about prioritization and where to focus limited resources

and execute with precision. 

As a good example, we’ll examine the approach and associated tasks the

Tribridge Enterprise Consulting group undergoes in establishing a Business

Transformation roadmap.

prove your success. In the early 1990s, there were a lot of books and articles

written and shared on the importance of Business Process Reengineering (BPR),

along with a blueprint of how your processes should work.    The pinnacle of

this idea was captured by Michael Hammer and James Champy in their best-

selling book, “Reengineering the Corporation” that suggested seven principles

of reengineering to streamline the work process and thereby achieve significant

levels of improvement in quality, time management and cost. This of course led

to what is now Enterprise Resource Planning (ERP). While there are broad truths

about gaining, servicing and expanding customers, and how to structure a chart

of accounts, there is no one-size-fits-all. Let’s delve further into the approach

that Tribridge consultants adhere to when assisting a customer with a business

transformation road-mapping engagement.

The team starts with the requirements elicitation.  Working through a catalog,

processes are documented and reviewed to determine the customer’s current

state. Upon the definition of the current state, we can collectively compare against

leading practices. A decision is then made to either adopt best practices and

completely change the process, or keep the process as-is and absorb the current

manual workarounds or inefficiencies in place. Since we are in the requirements

portion of this project (Phase 0) the product or solution is not yet a factor.  Our

recommendation is to find the common ground of your processes. Standardize

where possible, and customize where there is compelling differentiating

requirements that make your business unique. Establishing a global template will

create a Global Standard for processes, roles, data and system design, which allows

for accelerated rollouts at multiple plants and reduces the risk of implementing a

new business solution for each and every site or facility.

With Business Transformation comes risk as well as issues.  These are certain

unknowns that can significantly alter the outcome, functionality and delivery of

each initiative. Risk mitigation is all about understanding those risks that can

impact the objectives of the organization and taking the appropriate steps to

reduce the risks to an acceptable level. The objective of addressing the risk is

either to minimize the likelihood of the occurrence or minimize the impact.

Once a risk is known, it should be

documented in the prescribed template

and raised to the project team.  This

information can assist in categorizing

and documenting the risk as well as

identifying the mitigation strategy.  The

plot on the heat map (intersection of

likelihood with impact) will dictate if

a risk mitigation plan or contingency

needs to be put in place. 

As mentioned above, one of the first

decision points that you have following

the establishment of the business or

functional requirements is what process

changes, if any, do you implement. When

establishing your Business Performance

Improvements, they need to be

quantifiable, actionable within a certain

duration.    To say that we want to be a

better anything is too soft.    If you can’t

measure it, you can’t manage it.

Each functional team will design a

complete architecture for their particular

area using the following guideline of

establishing Simplicity, Scalability and

Flexibility.  The solutions must remain

simple in architectural design, operation

and maintenance. Complex solutions

should attract a high level of scrutiny to

ensure future maintainability and ROI

Imagine this scenario: Hackers break into a retailer’s payment system and stroll through customer credit card data for

nearly eight months. Because they’re using sophisticated hacking software that deletes itself every day, the company’s

security system never catches onto the breach. Before it’s over, the hackers have obtained more than 300,000 credit

card numbers.

Think this sounds like something that could never happen? It already has, at Neiman Marcus over an eight-month

span in 2013. Of the card numbers that were stolen, more than 9,000 have been used to make fraudulent purchases.

Neiman Marcus isn’t alone. Target’s CEO recently stepped down after hackers broke into the retailer’s system and stole nearly

40 million credit card numbers. The hackers also obtained email addresses and phone numbers for an additional 70 million

customers.

Hackers going after credit cards are just one example of risks in the retail industry. Every industry and companies of every

size face a wide variety of risks. For example, every farmer faces the risk of an unfriendly Mother Nature. Heineken’s viability

In our new digital world, privacy and data protection are among the biggest issues that any company has to deal with. The

companies that best handle these threats are the ones that include them in their enterprise risk management process.

Enterprise risk management is the process of analyzing and managing business risks. It involves identifying all possible risks, data

and otherwise. Companies then determine the probabilities of the risks occurring and the potential damage that the risks could inflict.

The final step is to design and implement a plan for managing the risks and mitigating any damages, should they occur.

This formal approach to risk management helps companies react faster and make more informed decisions. With a

comprehensive approach, companies can quickly determine which risks are priorities and what steps should be taken. Is the

cloud safe? What safeguards should we put in place? Does this expansion threaten our financial viability? These are all difficult

questions that require a formal system. Microsoft Dynamics AX is often the most effective system for the enterprise risk

management process.

Your company may not talk explicitly about risk management, but risk plays a part in every decision that is made. If you have

ever built a list of pros and cons, you are engaging in risk management. When companies take a more formal approach to risk,

they can react faster and make more informed decisions. Do we have enough money to acquire that company? Can we hire

additional staff? Should we move our Microsoft Dynamics implementation to the cloud?

Beyond better strategic decisions, there are many other reasons why risk management is important to a company using

Microsoft Dynamics AX. Some companies fall under regulatory compliance such as Sarbanes-Oxley (SOX), FDA, HIPAA,

or DCAA. Each of these regulations mandates that companies have a risk management system in place for protecting things

such as the accuracy of financial statements, personal data privacy, credit card data security, and the protection of public

health information. Each of these regulations comes with a periodic, mandatory audit of a company’s risk management for

the affected areas. Failure to pass one of these audits can lead to a drop in stock price, negative publicity, a loss of ability to

process transactions, fines, and even jail time. Essentially, the government is requiring companies to have and demonstrate a

risk management strategy.

Many companies think they are too small for risk management or that they escaped it because they do not fall under the

aforementioned regulations. But even small companies and nonprofits benefit greatly from formalized risk management.

Consider a few common but unexpected benefits:

» Banks are more willing to offer loans to small companies who have audited financials, and larger companies are more

willing to acquire companies that demonstrate an understanding of risk.

» A $150,000 embezzlement is a rounding error for a Fortune 500 company. An event of that size may put a small company

or nonprofit out of business.

» Nonprofits can protect their nonprofit status as well as donor confidence in the organization by mitigating risks. Fraud will

quickly put an end to even the best of causes.

Building a Risk Framework for Your

Microsoft Dynamics Environment

Taking a risk-based approach to auditing Microsoft Dynamics AX is not only a best practice, but it will also save you a

tremendous amount of time and money during internal and external audits. 

The first step in building a successful risk management environment is building a risk framework.

A common challenge we see in many Microsoft Dynamics AX environments is difficulty in identifying which risks are

relevant to the company.    These companies end up implementing excessive controls or auditing excessive amounts of data

because they do not understand where their risks truly exist. This has a major impact on productivity and costs.  To avoid these

misdirected activities, companies need to implement effective risk management which begins with knowing thy corporate self.

Every company faces a unique set of risks based on industry, size, location, etc., and every company should conduct risk

assessment workshops to identify the specific risks that they face.  To ensure a comprehensive evaluation of risk, the workshops

should include key stakeholders and business process owners who have an in-depth understanding of each area of the business. 

Separate workshops may be conducted for each business process, but it is advisable to include business process owners from

related areas (finance and IT, for example) in each session.  The output of these workshops will be a prioritized list of risks and

the necessary mitigation strategies to minimize risk where it cannot be eliminated.

The first step in the workshop is brainstorming all of the risks that each area of the business may face.  No risk should be

discounted at this point because risks that are seemingly insignificant can be found to have far-reaching consequences across

business processes.  Once the risks have been identified, they need to be scored based on probability and impact.  Probability

is the likelihood that a situation will occur.  For a company based in Fargo, there is a very low probability of a hurricane but a

very high probability of a blizzard.  The exact opposite would be true for a company based in Florida.  For impact, a company

needs to consider the consequences of the event.  Does a blizzard knock your Fargo data center offline for 10 minutes or does

it destroy your Florida orange crop, putting you out of business permanently? 

Once the risks have been identified and scored, a risk appetite or tolerance may be defined. Something that has a high probability

and high impact should be avoided, eliminated, or minimized as much as possible with the appropriate mitigation. Conversely,

an event that scores low on both scales may be small enough that it is

acceptable to the business and would only require periodic evaluation

for a change in threat level but no ongoing action.

Now that the risks have been identified and prioritized according

to the risk appetite, each risk is assigned to a business process owner. 

This individual is now responsible for developing a mitigation

strategy for the risk.  The mitigation should be a component of the

business process so that it has a minimal impact on productivity

while minimizing both the probability that the risk would occur and

its impact if it did. The best way to build this type of mitigation is to

map it to the business process.

Visualizing Risk in Microsoft Dynamics

Using Business Process Mapping

If implementing Microsoft Dynamics is like building a house, then

business process maps are the blueprints. You shouldn’t start hammering

without blueprints, and you shouldn’t start implementing without

process maps. They provide a clear overview into how the business

operates, the individuals responsible for each step in the process, and the

systems required to complete the activities. A well-developed process

map is the baseline for system configuration, end User security and

training, product documentation, and system customization. 

Evidence for the importance of process maps in implementation

success can be found in the investment Microsoft has made in the

Microsoft Dynamics Lifecycle Services Business Process Modeler.

This free tool for Microsoft Dynamics AX Customers and Partners

provides template maps linked to end User training and security. 

Another benefit of business process maps is that they clarify how

risks manifest themselves in key business processes and systems

including Microsoft Dynamics. One of the main challenges in

auditing Microsoft Dynamics is that it sits between key teams,

finance, and IT.  Is payables’ risk management the finance team’s

responsibility because it is an AP process or is it IT’s responsibility

because it involves Microsoft Dynamics AX and SQL Server?  A

business process mapping session helps individuals visualize that

the risk belongs to both teams and helps them agree that their

responsibilities are inexorably linked.

Using the risk framework we discussed as a guide, pick the highest

risk processes to map first.  In many organizations, this will involve

the procure-to-pay or order-to-cash business cycles.

The key players in a business mapping session are the business

process owner, the team members who execute the process, IT team

members who understand the related systems, a facilitator who

understands the business at a high level, and a scribe. The facilitator’s

role is to challenge the team members to think through every step

and decision made in the business process. The facilitator may also

perform the role of the scribe. The scribe’s role is to document the

discussion, the process, and any questions that may require follow up.

The key tools in the session are a roll of butcher paper, a stack of

Post-it® Notes, and a set of markers.

Here are the key steps in running a session:

» First, tape a long piece of butcher paper to the wall and begin to

describe the roles involved in the process.

» For each role mentioned, write it on a sticky note and create a

column on the far left of the paper. Remember that there are roles

internal to your company (AR clerk) and external (customer).

» Do the same for each system (Microsoft Dynamics AX and

Microsoft Dynamics CRM, for example) that is included in the

process and add it under the roles.

» Now proceed to describing each step and decision in the

process. For a step such as “order created”, add a box and stick

it in the row of the role that performs the step. For a decision

similar to “was the order cancelled”, use a diamond. Using the

sticky notes is key because they are easy to move around as the

process evolves during the discussion.

» Once the team is confident in the process map, tape each sticky

note to the butcher paper so that they do not fall off prior to

transcription.

» Create your map in Microsoft Visio.

Now that the processes and systems are finalized, take your risk

framework and apply it to the maps. If management of vendor data is

a high-priority risk, identify any step on the process map that includes

maintaining vendor data.  This could be during vendor setup or it

could be updating vendor information during purchase order entry.  

In adding the risk to the process, it may be obvious that a control or

mitigation is already in place.  In this case, the vendor setup/change

process may include a workflow for approval.  Take this mitigation

and add it to your risk framework for the vendor data risk to complete

the documentation. However, it may become obvious that there is no

mitigation or control for the risk and one needs to be added.

When discussing mitigations, it is important to consider the

impact it will have on a process. Will a workflow approval adversely

affect the timing of a process?  Can we afford to wait for manager

approval? Conversely, can we afford to let a mistake out the door? Is

it something that must be incorporated to the process like a workflow

or would a periodic review suffice? Examples of periodic reviews

would be reviewing access to vendors and changes to vendor data on

a monthly basis. Make a note of any mitigations or periodic reviews

on the process map.

The business process map will help drive the mitigation discussion

and decision.  When a mitigation is finalized, add it to the risk

framework.  If you decide to use a periodic review, define who

is responsible for the review, the frequency of the review, and be

prepared to show evidence that the review has been completed. 

Building a risk framework will not only help you better understand

your business, but it also provides the foundation for a solid

Microsoft Dynamics AX implementation. The better you understand

your business and risks, the easier it will be to configure, implement,

and document the control features and the security in Microsoft

Dynamics AX. AXUG

If Microsoft Dynamics AX is the body of all your business data,

then some may consider pricing to be the heart and soul, because

making sure that everything is priced correctly is vital. And just like

your own heart, you need to keep pricing healthy and fit by adjusting

it to meet the Customers’ wishes and whimsies so that you are the

most competitive in the marketplace. However, this doesn’t have to

be a huge data entry chore because Microsoft Dynamics AX allows

you to update your pricing journals through Microsoft Excel.

Now you have an easy way to make sure that The Price Is Right without having to dress up in silly clothes.

How To Do It…

Before we start doing this, there is one configuration step that

you need to perform. Excel updates the pricing through the

PriceDiscService web service, and you need to make sure that it’s

deployed. To do this, open up AOT and find the PriceDiscService

service within the Service Groups.

After a minute you will receive a notice that the web service has

been deployed, and you can exit from AOT.

How It Works…

Now when you are within a pricing journal, click on the Edit In

Excel menu item in the menu bar.

This will transfer all of the data from the pricing journal over to

Excel.

Now you can quickly update your pricing data using all of the Excel

functions. For example, to apply a date range to all of your price list

items, just update the first row, select the remaining rows, and press

CTRL+D.

Now all of the dates have been updated.

Also, as a bonus, there is a lot more supplementary information

in the price list that you don’t normally see. One example is the

base price. You can use this to calculate the price lists line amount

through a formula.

And then just paste the prices into the spreadsheet.

When you have updated the price, just click on the Publish menu

button within the Update group of the the Microsoft AX ribbon bar.

When it has updated, you can look in the Microsoft Dynamics AX

Status tab and see that the records have been updated.

But more importantly, you can see that the prices have been

updated within your journal.

Software team works hard to build and maintain

high-quality software and respected, long-term

relationships with the Microsoft Dynamics User

and reseller communities.

AXUG: How did Sandler*Kahne Software come

to be?

Rick Sandler (RS): Back in the early 1990s, I met

Tim Kahne at a conference in Dearborn, Michigan,

and it turned out we had a lot in common. We

lived just 10 miles away from each other in DC,

we were about the same age, and we both worked

in the Microsoft Dynamics SL channel. Tim was a

developer, and I was a reseller waiting for Microsoft

Dynamics SL to come out with a manufacturing

solution that seemed to be dragging on. After

chatting a bit, we decided to bring something to

market together.

So, we scheduled a two-week train trip across the

country, going from Washington, DC to Chicago to

Denver to Santa Clara, California to Seattle to Fargo

to Minneapolis to Chicago and finally back to DC.

We had a Motorola flip phone with a modem to use

for email to communicate with resellers at each stop

along the way. Using that, we set up appointments

to show what we had created, getting suggestions at

each stop and then incorporating those suggestions

for the next meeting.

AXUG: Wow! Did you have a goal in mind when

you hopped on that train?

RS: Yes. During this two-week span, I wrote the

operators manual and Tim coded the software.

By the end, we had a product we could introduce

at the SDG Conference in Monterey in 1997.

This product was called Project Controller

Manufacturing Edition (PCME) and supplied the

work order piece that allows manufacturers to

build something from materials, labor, and other

costs. Later Microsoft purchased PCME and it

became Microsoft Dynamics SL’s work order

module.

AXUG: So how did your Microsoft Dynamics

SL background get you to where you are

today, working with more than 120 Microsoft

Dynamics AX Users?

RS: It was a challenge breaking into the Microsoft

Dynamics AX market as the mentality then was a bit

different than it is today. In the Microsoft Dynamics

AX world, if functionality wasn’t available out of

the box, the resellers’ first instinct was to develop

it. They didn’t think to ask ISVs for help. But

because of our strong reputation in the Microsoft

Dynamics SL channel, our Microsoft Dynamics SL

resellers, who were also selling Microsoft Dynamics

AX, were actually asking us to bring our eBanking

software over to Microsoft Dynamics AX. These

resellers really allowed us to establish a footprint,

and although it took some time, we now have major

resellers including the eBanking Suite with every

Microsoft Dynamics AX implementation they

do. The functionality in the eBanking Suite was

the key. Microsoft Dynamics SL had no built-in

functionality, so it was a no-brainer for resellers and Customers there.

In Microsoft Dynamics AX, our strategy has been (and continues to

be) to make sure the functionality in our software is so far ahead of

what’s out of the box that it’s equally a no-brainer.

As a matter of fact, by the time you publish this article, we will

have released our Microsoft Dynamics AX 2012 R3 version of the

eBanking Suite.

AXUG: What does this version include?

RS: We launched Positive Pay, the first part of our eBanking solution for

Microsoft Dynamics AX, back in April of 2010. This first module was

enthusiastically received and set the stage to deliver the eBanking Suite

we offer today. The full suite now consists of five modules that allow

Customers to protect themselves from check fraud, electronically pay

bills, collect money upon invoicing, receive payments and auto-settle

invoices, and reconcile their bank accounts…all with a host of tools

and globally-enabled features that make these all-important activities

much easier and routine for the Customer.

AXUG: What type of companies benefit most from eBanking?

RS: There really is no easy way to answer that. eBanking is something

everyone is doing. It’s kind of like a horizontal vertical. It doesn’t

matter what line of business you’re in, everyone is doing things online.

In fact, there are a number of studies that have illuminated that

electronic banking is safer than printing checks in terms of exposure

to fraud (of course our European friends have known that for a long

time). All current and future efforts for securing transactions are

going to electronic banking.

Something important to note is the fact that our eBanking suite

isn’t just for large companies, it’s for small companies as well. For this

reason, we have priced our software in tiers so that smaller companies

can afford to benefit from the functionality they need while not

paying as much as large companies with more requirements.

AXUG: I noticed several version updates the past few months.

Can you share what’s new for Users in these recent versions?

RS: The reason you see so many releases is because we strive to

improve our software on a routine basis based on the feedback

and suggestions we get from new Customers. Because the nature

of companies using Microsoft Dynamics AX versus Microsoft

Dynamics SL is different in terms of size and global reach, we’ve had

a lot of updates in the works.

Some of these enhancements include support for Microsoft

Dynamics AX 2012 R3, matching and GL mapping, parsing rules for

eBanking reconciliation, and support of federal and state tax payments

in the U.S. I could go on, but I think we’ll max out your word count.

AXUG: eBanking is certainly a green activity. How else do you

support a green environment?

RS: Both Tim and I are and have been environmentally aware for

some time. When our employees choose to reduce their energy

consumption through technologies such as wind and solar power, or

they use other energy-saving devices, we subsidize that with an extra

payment or bonus.

AXUG: What do you like most about working with the Microsoft

Dynamics AX community?

RS: I think Microsoft Dynamics AX Partners and Users are forward-

thinking professionals who are open to talking about alternative ways

to handling things. They think outside the box and are open-minded

with a common goal: strengthen and improve the quality of their

software because it will benefit everyone. AXUG

At past User group events, I’ve presented a session titled

“User Adoption – Myth or Reality?”. I review two

case studies and ask the audience to cast their votes

regarding the success of the projects as we examine the

key elements that can make or break the opportunity

for successful User adoption.

Typically, after we’ve covered the second of six elements, the entire

audience has settled on which project was successful and which

was not. Maybe I’m providing unintended visual cues during my

presentation (I think the unsuccessful project still causes a small

nervous facial tick), but I believe that when we can view a change to

the organization from an unbiased viewpoint coupled with a simple

evaluation model, it’s crystal clear what “good” change and good

outcomes look like. Don’t get me wrong – I’m not saying organizational

change is simple. At its core, change is about humans and human

behavior, which are incredibly complex and unpredictable subjects.

And if you take nothing else away from this article, remember that

point: while models and tools are helpful, navigating change is about

how your human teammates bring to bear their history, current state,

attitudes, beliefs, and behaviors in the workplace.

To address this infinite variability, the first model I present in the

session is the “Cycle of Change”. I picked this up some 15 years ago

while consulting for a Big 5 accounting firm. I believe its origins stem

from psychological research and the Hopson, et al Transition Cycle

in the early 1970s. There are a number of variations of this model

available online, and I’ve re-drawn it here to simplify the discussion.

While it is a deceptively simple model, it is immensely powerful

in concept and in its adaptability to any change context, especially

because you can so easily apply it to your individual teammate:

Deceptively simple, right? As you see, it’s made up of four

phases, with a key decision point occurring in Phase 3 regarding

the individual’s commitment to the change. While you can use a

variation of this model to just about any change in your organization,

let’s apply this to “Bob”, an end User in your organization, as you are

readying for an upgrade.

In Phase 1, Bob has heard about the impending upgrade and some

“neat” features that the new version will include. Being an uninformed

optimist, Bob realizes there will be some changes, but likely it will be fine;

he is more apt to focus on the stack of work on his desk and the emails in

his inbox. As time unfolds, Bob hears a bit more about some potential

downtime, a new add-on, some changes in reports, and a new bonus

structure intended to drive more process efficiency. WIFM (what’s in it

for me?) knocks at Bob’s door, and he begins to get skeptical, concerned,

and inquisitive. Is this upgrade necessary? How much is this costing us?

Has management thought about this bonus structure correctly? Bob has

some fantastic reports built; are these going to be ported over? Bob is

sliding into Phase 2. This is a dangerous phase.

But, at the same time, Phase 2 is a necessary and vital phase for Bob and

your other teammates to flush out their concerns. If you, as the project

manager, don’t solicit the concerns from your team, do you think they’re

ever truly going to be “on board” with the new system? The complaints

will go away and people will adjust, but if you believe that commitment

is linked to productivity, don’t fret about this phase nor rush through it.

Embrace it; spend time listening, understand and address the concerns,

and don’t sugarcoat that Oz is waiting for us

at the end of this upgrade. If you approach

this portion of the project holistically and

positively, Bob and the team will adopt the

change, generate ideas, and promote the

project to others. As you may have guessed,

if you close down Bob’s input and discredit

his concerns and potential issues, Bob can

easily slip further into Phase 3 and enter the

red zone, which you’ll note is a dead-end.

You likely know someone who has done

this, and you know that it took a while for

them to recover, if they were able. That’s

a key point here: For someone who has

“checked out” of the project, they are unable

to mentally and emotionally simply jump

back onto the upward portion of the curve.

Before they can get back on track, they will

have to move back along the line and rejoin

the main curve by specifically addressing

the issues that caused them to check out.

Only by undoing those actions can they

start moving up the line to Phase 4.

I’m sure you know what Phase 4 looks

like – light bulbs are going off, unexpected

benefits are being realized from the new

version, and increased productivity is

being realized. Note that on purpose the

line ends higher than where it started, and

it is continuing upward. Just make sure

that you don’t lose focus and allow Bob

to slip backwards with new wrinkles or

issues not envisioned before.

As I emphasized, I think the beauty in

this model is its adaptability. It is critical to

think of the change from Bob’s point of view,

not yours. Bob may be a new, energetic

employee. His curve will be flatter, as he

doesn’t have much history to know what the

potential issues are and the reasons to not do

this upgrade. Maybe Bob has used Microsoft

Dynamics AX before and can’t wait to

leverage the functional enhancements here.

His curve would be shorter from beginning

to end; he already can envision the benefits

forthcoming. If Bob is out in the field and

hardly ever touches Microsoft Dynamics

AX, he will move through the cycle much

more quickly than “Fred” in financial

services. If Bob has been on your core team

from the very beginning, when you brought

your key stakeholders together to evaluate

Microsoft Dynamics AX and provided the

business case for upgrading to management,

Bob is always going to be further along in

the cycle than the rest of your end Users.

(This is a key gotcha. Management, having

made a financial decision, will always be

ahead of the Users in their adoption. You

must remind them that the rest of the

company has to be brought along, so be patient). I’m not saying you should plot every stakeholder

on this cycle, but use it to evaluate the likely involvement and support from your key stakeholders,

and leverage it when you’re struggling with a teammate who appears to be resisting the project. And

for key activities, make sure you think about where Bob and his teammates are at in the cycle. Are

you asking for their input on potential issues when they’ve just heard about the project? Are you

trying to conduct end User training before they’ve had the opportunity to voice their concerns? Are

you expecting immediate results after go-live when you have some key members in the red zone?

Referring to the cycle model throughout will pull you out of the details of new integration points

and remind you to think about the opportunity that lies ahead. Remember, software is only a tool –

humans make it work. Happy changes! AXUG
