Case Study •This two-phase project addressed the structure and accountability of the organization’s Executive Team and the mandate of the Human Resources function. Background •The CEO and CFO of this unionized and non-unionized, four-plant, manufacturer needed a new leadership and a top team structure to position it as a significant supplier to USA markets. At the same time they wanted to sustain their major Canadian market supplier presence. ProFitness Advisors work on leadership and executive structure also surfaced the need for a major role shift for the human resources function. The Solution – Phase One •ProFitness Advisors examined the organization’s recent history of strategic plans and their outcomes then crafted a structured interview process for 14 individual senior managers including the CEO and CFO. Following the interviews we reviewed our past organization design projects and did a management literature search. We developed a Road Map for implementing leadership changes and a smaller senior management team to transform the organization into a North American firm from its previous Canada-centric focus. The key deliverables were: ► Input on the firm’s new North American Vision ► Identify key inhibitors to leadership effectiveness ► Recommend a preferred leadership structure and role accountabilities ► Recommend an organization-wide management system ► Provide Leadership Practices profiles for the existing senior managers including the CEO and CFO The Solution – Phase Two •Phase One revealed an underperforming human resources function not led or resourced to serve the new North American Vision. ProFitness Advisors drew on “Best Practices” research and customized a six-stage human resources process framework. Following human resources-focused interviews with the CEO and CFO we designed and facilitated assessment workshops involving a cross-section of internal human resources “customers”. Next we interviewed the existing human resources staff. As a benchmark to measure the current employee relations effectiveness we facilitated a web-based management and employee climate survey. The key deliverables were: ► Recommend the new role of Vice President, Human Resources and a new human resources structure ► Identify specific human resources team job responsibilities ► Recommend a “First 100 Days” action plan for the new Vice President, Human Resources ► Recommend follow-up to the climate survey results
