What are the 3 most important activities in implementation phase?

The first one is Get the system ready. In ASAP Focus methodology we are not focusing on getting the system ready because 90% of the system is already configured, meaning that we can easily achieve this using SAP Best Practices and other tools related to that. So we limit those activities to the technical installation and the realization of the delta requirements.

The second one is Get data ready. Remember, we have limited scope of time to prepare all data from legacy system and migrate it into SAP. To speed up the process we are starting very early in the project with data readiness, while SAP is offering you already prepared templates LSMW tools for the data migration process

Last but not least activity is Get the people ready. In ASAP Focus Methodology we are getting the people ready for the solution instead of getting the solution ready for the people. Our most important task is to support people accepting new solution, to understand the way how it works, train them on new way of work, and train them to independent use the solution.

ASAP Focus Methodology Overview

This is an overview of ASAP Focus Methodology. In this session we will focus on Implementation Roadmap

Implementation is completed in four phases:

Project Preparation

Realization

Final Preparation and

Go Live and Support.

The most important phase of implementation cycle is realization. In contrary with traditional ASAP approach during this phase we do not configure. We validate the pre configured business processes with the customer instead.

What you will notice with Implementation roadmap is that those phases are very close to ASAP naming, although there is one phase that is missing and this is the blueprint phase. This does not mean that we do not provide a blueprint document. We do, but this is prepared beforehand. Since the Solution is pre defined, the blueprint document can also be pre defined and provided with the whole SAP Business All In One documentation. During evaluation cycle is completed with the deltas and signed by the customer even before the project starts.

SAP ASAP Focus Methodology -Implementation

In this session we will talk about Implementation Roadmap as an essential part of our ASAP Focus methodology. At the end of this presentation you will understand the major activities and accelerators about this Roadmap. What we can see here are, on very high level, are the four major activities inside Implementation Roadmap. This is the roadmap which will support project managers and consultants thru SAP Business All-in-One solution implementation at customer side.

Every single activity from this Roadmap is detailed explained in ASAP Focus documentation, so we will not explain every single one. The purpose of this session is to point out the most essential ones, together will tools and accelerators.

Before we do the deeper dive into project preparation phase, let us check what are responsibilities of different involved parties.

Consultants will pay the biggest attention on solution installation, using Automated installation procedure, Building Block and Personalization Assistant, and other tools and documentation they will need/use during the project. This is quite important step as we all solution need to be ready in one week timeframe. They will continue on Data Migration activities on already installed solution. And obviously, during that period, they will attend internal kick-of meeting.

The project manager himself need to ensure the availability of scheduled resources, has to define and agree on project standards, finalize the project Charter. Part of his/her activities is to ensure DEV and QA infrastructure installation, Solution Manager installation if agreed so and prepare and run internal kick-off meeting.

Project Preparation Phase

Project Preparation phase includes technical issues and topics related to project management, consultants and customer responsibilities. What are the main tasks of this phase: the main goal is to install pre-determined solution on Dev system, using tools (Solution map, Solution Builder) mentioned in Evaluation phase. If you are using Solution Manager as well, the SM environment should be set up, importing localized project plan for your country/solution and enhanced with Delta requirement session results.

In parallel you need to establish Project Standards and Proceders in order to mitigate the risk

All project documentation should be refine and updated.

Assemble all documentation in single document called Project Charter. The project charter is a formal document, confirmed by customer, which gives authority to project manager to conduct the project.

One of secrets how to run successful project is in communication inside project team. To apprised all project team members you will conduct the kick-off meeting and present all activities, requirements, project standards to them. First you will conduct internal kick-off, so only with consultants and latter on kick-of with entire project team will follow.

At the end of the phase, not just this one but every single on you could use Checklist accelerator, which will help you to be sure, that you perform all required phase activities.

As already mentioned, one of the main topics in this phase is establishing Technical infrastructure, so let us have a closer look what kind of tools and accelerators you use for this purpose.

Roadmap: A Closer Look – DEV Infrastructure Setup

Remember, the HW installation was one of the tasks of pre-project activities in evaluation phase. The purpose of this work package is to install the technical infrastructure within a system landscape that will support the requirements of the project.

Solution Installation offers several options: if part of your solution is also HW, than you actually do not need to install solution, as is already delivered with server. The main activity in this case would be setting of technical infrastructure.

The second option is to install pre-determined solution based upon SAP Best Practice scenarios and building blocks. Each building block uses several business configuration (BC) sets and other tools to configure the system. The selection of required building blocks must be included in an installation document based upon the solution scope.

In both cases you’ll need to refine accelerator BPML

Your company might deliver your own qualified solution with alternative delivery method, such as client export–import from the host system.

In both cases you’ll need to follow Quick/Installation guide document with the technical prerequisites. However, read essential information before installation because that document lists some important steps for user settings and so on.

Install Local Tools. That means, if you are using some special tools like Data Migration tools you will install them as well. In this activity you will also install all Preconfigured forms and reports.

Here are the deliverables of the preparation phase and the available accelerators and tools that will help you to produce them.

From General Project management and definition of projects standards and procedures you should come up with a project charter. Project Charter is formal document providing authority to a project manager to conduct a project within scope, quality, time and cost and resource constraints as laid down in the document. Big portion of project charter is already predefined. You have to assemble the documents that are included in project charter, refine and update them.

Project charter should be signed off during or after kick off meeting.

From Development Infrastructure work package you have to come up with the development system installed with all the Software components required. In case you have decided to use the Solution manager to implement your Solution, you have to prepare the Solution structure for the specific project within Solution manager tool.

Quality Assurance system set up is also a deliverable of that phase

During realization phase consultants will focus on getting the people ready. Beside that, they willl validate installed organizational structure, Business Processes and perform delta requirements realization – if any. Together with customer's key users test and review the data upload programs, and support customer in integration and acceptance tests as well as in Organizational Change management activities.

Very intensive period for Project Manager as well; she/he should manage project scope, delta requirements realization, together with customer plan end-user training, manage open issues, perform risk management and support customer in Organizational Change Management Activities.

Customer's key users are also pretty busy during this phase. They collaborate with consultant to validate the solution. They perform the integration and acceptance tests and also they validate the quality and integrity of data migrated from the legacy system. One of their most important responsibilities is the Organizational Change management.

Roadmap: A Closer Look – General Project Management

General Project Management -The purpose of this work package is to provide essential methodological processes for project management appropriate to the execution of a predetermined implementation project. It consists of three activities.

Plan Organizational Change ManagementThe purpose of this work package is to ensure that the overall plan and schedule reflect (OCM) activities and responsibilities. This ASAP Focus methodology places the description of these activities into three activity groups: communications and leadership, impact mapping, and transition planning. The expectation is that customer employees will be responsible for these activities as documented in the project assumptions and charter. The documentation in this roadmap helps you understand what must be done. More information about Organizational Change Management you can find in 3 separate sessions.

Plan End-User TrainingThis activity will become relevant somewhere in the middle of Realization phase, but nevertheless you need to start with preparation for delivery of end-user training. The training curriculum for different job roles needs to be finalize, develop a training logistics plan, test the training system, conduct a train-the-trainer session, and finalize end-user training content and documentation materials. For this purpose please use accelerator End User training plan. As training material it is recommendable to use the final BPPs, generated in earlier phases, because end-user training is geared toward specific processes.

Refine Data Migration ScopeIn this activity you need to confirm which data migrations are in final scope and the method used for migration (automatic or manual), based upon the solution validation workshops .

Roadmap: A Closer Look - Validate Organizational Configuration & General Settings

Next work package is called Validate Organizational Configuration & General Settings. Before we start with Delta realization, if needed, or Integrational tests, we need to review the organizational structure defined in pre-project activities with the project team members. The purpose of this review is to give the customer’s team members a clear understanding of the predetermined organizational structure as agreed in the evaluation phase, and how it will support the business processes in SAP ERP. Because the SAP Best Practices business configuration (BC) was loaded using customer-supplied customer data collection spreadsheets, all the settings are already loaded. They need only fine tuning during configuration. General settings that define generic standards in the configuration (like units of measure, calendars, countries, and so on) must be decided upon and adjusted as early as possible.

Roadmap: A Closer Look - Delta Realization

After we get Organizational structure confirmation, we can start with Delta realization. At this stage, delta requirements are either defined in the signed blueprint or in additional customer specification forms. This work package is supporting us with some essential accelerators.

Configure DeltaWithin this step we configure all agreed delta requirements in the SAP system in order to ensure that the system reflects all customer requirements and business needs. Adjust the configuration settings in the SAP system to reflect the customer’s business based on the Customer Specification documents (CSD). Use the structure in the Solution Manager to go directly from the Business Processes to the Configuration Object. Use the BPML Delta Requirements TAB as a control list. Stick to the agreed scope. Be aware that even minor changes to the agreed scope can have a huge impact. Although BPML was adopted during the evaluation phase it still can be maintained during this step. BPML could be also used as source for functional test performance during Realization phase.

Adapt Reports-FormsAll forms require a certain level of customization to suit the customer’s needs. The changes can become more significant if the customer has specific or additional requirements on layout and content changes. The same is applicable for reports. Accelerator we are using here is FRICE master list. In order to track changes and development, you need to update this document. Instructions, how to perform some simple changes on predefined layouts you can find on SAP Business All-in-One cd.

Establish AuthorizationsOne of solution deliverables are also predefined authorizations for system access. The purpose of this work package is to set up user roles and the required authorizations for system access to employees. To accomplish a daily work, employees must access a variety of business applications. The transactions and reports that characterize a typical job position can be summarized in a user role. It is important that users be able to perform only the tasks for which they are authorized, thus preventing them from making unintentional or unskilled changes in other system areas. Because each SAP business application component provides options for controlling the use of functions through authorizations, a user role is associated with a set of authorizations required to accomplish the tasks of that role. In addition to the assigned authorizations, a user role might further contain the definition of the user menu. The user menu specifies the access paths to transactions, reports, and Web sites for the end user in a hierarchical structure, thus defining the interface for system access.

Establish InterfacesInterfaces are used between systems. They can easily be visualized by comparing the as-is state with the future-state system landscape at the customer’s company. Depending upon the implementation, temporary interfaces might exist in addition to long-term interfaces. Only approved interfaces, as listed in the FRICE master list and documented in customer specification documents for interface, (CSD-Interfaces) should be developed during this activity.

Roadmap: A Closer Look - Validate Solution

Work package called Validate Solution is essential step in Realization phase. The aim of this step is to prove that the system works also taking into consideration all additional delta developments function.

Update Business Process Validation PlanThe validate solution work package requires to schedule sessions and assign resources to attend the business workshops . For that purpose you have to divide the Solution Scope into logical areas. The logical areas determine the processes to be covered in any given day/week (cycle). Confirm the cycles that are in scope for each day/ week. The customer-specific project schedule reflects the cycles. When you are creating a plan, you are having two options.

Option 1 is used if you do not use Solution Manager. In this case accelerators, especially BPML is great support in performing this activity.

Option 2 is relevant if you are using Solution Manager.

In this case you need to schedule the workshops for business process validation and update the planning data of your project in the Solution Manager. In next step you need to assign resources and update your project in Solution Manager. Usage of Solution Manager is giving you more options to monitor validation activities and give your an option to assign possible issues/errors directly to specific logical area/testing scenario and it’s owner.

Business Process WorkshopsDuring the Business Process Workshops you will validate all business processes with the customer’s business team members. Before actual start you need to ensure that the relevant master and transactional legacy data is available and usable in the SAP system. Remember, existing BPP’swill be used also as end user training materials, so it is really essential that their adoption is accurately performed.

Please be aware that all the steps included in this activity must be performed for each business processes in the current cycle before the start of the next cycle.

Roadmap: A Closer Look - Perform Organizational Change Management

The next work package is Organizational Change Management. As we mentioned before typically Organizational Change Management is customer responsibility. However is critical that you support those customer’s activities. Organizational Change Management involves three groups of activities:

Inform the organization about the upcoming changes

Identify the impacts that the new system will have on the functional areas of the organization as well as the local departments and the individuals

Set up transition plans.

Use the “Getting the people Ready accelerator provided on the roadmap to learn how those activities should be performed.

Roadmap: A Closer Look - Integration & Acceptance Tests

So after finishing validate Solution activities, Integration and Acceptance testing has to be performed

Integration and acceptance test needs to be planned and executed. SAP and Customer Project manager will plan the tests and the key users will execute them. The successful completion of the testing implies the acceptance of the systems by the users.

Integration test should simulate live operations.

Roadmap: A Closer Look - PROD Infrastructure Setup

We are getting closer to go live date and for that we need to setup PROD Infrastructure. Of course the basis/technical consultant will take all necessary steps, but in order to manage those activities there are some accelerators supporting project manager in that. PROD Infrastructure setup consists of implementing technical infrastructure required for the production environment, including the backend, network, middleware, front-ends, output devices, ...Depending on the project rollout strategy, the implementation of the production infrastructure may occur in different phases. In many cases, the implementation does not occur in one phase.

During the Final preparation phase you need to test the complete integration of the system by using the integration test scenarios. During this phase, final preparations are made for the solution’s go-live and end-user training is completed. But before more detailed view on specific work package, let us review what are the most important tasks for project team members.

During Final Preparation phase Consultants will finalize all open tasks in order to ensure solution readiness for go live, they will conduct the system test and support customers in data migration activities.

Project manager need to manage open tasks resolution, manage the cutover execution, verify organization readiness for new solution, manage the sign-off process and plan, together with customer, long term support. It is also time to start planning implementation of additional SAP functionalities, e.g. CRM.

Customer team members will perform all required data loads on productive system according to data Migration Planning, they will deliver end user training, set up help desk and last but not least confirm production readiness.

Roadmap: A Closer Look - End-User Training

End User Training is the corner stone within the Final preparation phase. In the accelerator End-user training plan, provided with your solution and refine during realization phase iaalready defined if the training would delivered by customer it self or this is additional service you agreed on. It also explained what kind of users need to be assigned to specific training, who is the owner of training, timeframe of specific training and documentation used for this purposes. And BPP’s are normally documents used during those sessions.

Roadmap: A Closer Look - Create and Staff Help Desk

Within Create and Staff Help Desk customer, with your support, should identify the appropriate resources to staff the help desk and communicate the makeup of the staff to end users. The team may include project team consulting resources for short-term support. See the attached white paper on establishing and operating a help desk.

Roadmap: A Closer Look - Check System Readiness

Check System Readiness will help you to ensure that the production system is ready and that the system management procedures required for the system maintenance tasks are in place, especially those pertaining to the production environment.

Verify System Administration Procedures is task will remind you to review the system administration procedures with the technical team to ensure that the support organization understands all procedures and can operate autonomously.

Conduct System Test will confirm that the configured production environment is viable for productive operation of all business processes. Going Live Check will final check if everything is ready for smooth start of production. The attached accelerator will take to SAP Service Market Place, where you can find all detailed steps of this activity.

Roadmap: A Closer Look - Cutover to Production

Cutover to Production. With the term cutover we mean the migration from the development system to the productive system. This work package includes all the activities required to achieve this.

Rehearse Cutover Process activity will help you to to validate cutover process on live machines and monitor its timing, that means to perform all planned scenarios and make sure that actual cutover will go real smooth. You can perform this activity only in some instances, those in which time permits or conditions dictate a rehearsal.

Go Live & Support Phase

The project is not over after the Start of production. One the most important activities, at least from customer point of view is Go Live Support phase. Support of the solution by the customer must be planned from the very beginning of the project. This is a key element for midsize enterprises who may be challenged to maintain an SAP solution with their current IT staff. But anyhow within first few day after go live the consultants still provide their support. As customer support must planned from very beginning of the project, the same goes for consultants support, from project profitability point of view they need to be included into service price calculation.

The very last Implementation roadmap work package is Project Closing.

The purpose of this activity is to review the status of all outstanding tasks from this phase with the customer to ensure the completeness of all activities and deliverables for the project. The checklist is presented to the customer for sign-off to show that all the tasks have been completed.

It’s obviously that you need to ensure that any Open Issues are closed. This is normally one of customer prerequisites to sign-off the project.

The very last step of this project and this roadmap is Live Environment Confirmation from project management and steering commit team. Confirmation of the live environment is an essential component; it is required to obtain sign-off on the project.
