Two Faces oI J.C. penney

In 2000, Dallas retailer Jcpenney (JCpenney.con)enhanced its e retail posiiion in time for ihe holiday rushby adding homegrown site feaiures that let customersmor€ quickly locate and pay lor merchan.lise. WithJcPenneg.com, the company unvejled express checkouiservices that lei customers zip through a purchas€ in asfew as t',rro clicks. It also inaugurated electronic gilicertificates thai can be redeemed online, plus jmproved

order tmcking to giv€ customers more accurate deliveryesiimat€s. Th€se features follow€d the €arty November2000 launch of Mercado Search, a search engine thatlets shoppers prowl Jcpenney,s siie by produci categoryand receive results ranked according to relevance. In2001. ihe company rolled out specialized sites dedicatedto name-brand merchandis€, making ii easier forcustomers to find ceriain products. All these steps w€redesigned to boost ihe company's onljn€ sLrar€gy.

The success of JCPenney.com, in larg€ rneaswe, rs aresult of a custom€r servjce and logisiics inlrastructurebuilt to sultport a multibillion-dollar catalog bL$jness thathas been extended onljne. Jcpenney.corl broadened itsappeal by launching specialiy siies io promot€ high

of name-brand merchandise by providing more detail€d

inlormation on thos€ products, as well as direct links to

the manufacturers. JcPenney is also conducting auctlons

on lts Web site.

The company boasis strong integration bett€en its

Web site and its o{fline in{rastructde ihat helps the si&

reach its aggressive sales targets. Anything purchased

online can be picked up or relumed al any JcPenney or

employees have been cross-trained in e_mail Unlted

Parcel Service (UPS) detivers most merchandise ordered

JCPenneg serves ctlstomers via three sales channels

- stores, catalogs, and the Web site. Integrating these

three channels will eventually ltay off, according to

Forrester Research analyst Seema Williams "As the

number of online shoppers grows. the impact lrom

multiple channels will be felt much more on JcPenney's

bottom line," Williams said.

Despite the strong Web performance, e-commerce

alone most likely cannot tum around a company of

JCPenney's size. "The Web is such a small part of their

7, Read and analyze ihe case carefully and dnswer thequestions given at the end of the case.

THE RAISE

Pramod Singhal had a problem. In some lvays it wasa good probl€m to have : Over ihe past year. hisCompany, Argus lndustries, had grown more than at anytime since he had inherited the business from his fatherseven Vean earlier. His custojner base had doubled, iheplant had grown from 185 to 270 employees and thecompany's income had increased by 75 Dercent.

Much of the grov"th was directly aitributable to oneman, Subhash Goel whom Pramod had hircd one yeal

ago- Subhash Goel had worked for one ol Arguslndustries' largest competiiors, but he had been laid ofJ bythat company and was out of work for several monthswhen he came to Pramod's atteniion. After just a colrpleo{ interviews, Pramod hired Subhash to be ihe CorporateVrce President of ProductjoD, ,,vjth prjmary responsjbjljiyfor ov€rseejng and re!"mping the company's onemanulacturing facility in Raipur.

Subhash Goel proved to be everyihing Pramod hadhoped iol - and more. Unlike ihe shy and reser,/edPramod, Subhash was €xtremely assertiv€ and outgoing, able to make pro{iiable deals wiih suppliers and customers

P,T .O

Page 10: C Dec 2005

able to make profitable deals \rith suppliers and customers

alike while restmcturing the plant s organization and pay

system- Subhash Goel's iough aggressive style quickly

won much support among the middle management group

at Argus. H€ soon pushed aside the plant's general

manager, Pritam Sahni and took ov€r his responsibiliti€s.

In addition, Subhash Goel brcught in several people he

kn€w from his previous company placing them in key

positions within the plant.

Ever!'thins Subhash Goel did, seemed to v,rork.

Despite some labour unrest among the plani s employee$

(some of whom w€re upset by the suddenly increased

pace of change in the company), Subhash's actiong

produced mayked improvements in both quality and

productivity. Everything seemed to be going in the right

So what uas Pramod's ptoblem ? Subhash's greatest

strength - his assediveness - was also the quality thal

Pramod found most difficult to handle. Pramod's

personality was such that he prefened to avoid conflict,

eith€r by allowing others to have their way or by relernng

the conflict to some other party who would protect

Pramod's interesi (his Corporate Advocaie, tor example).

Bui now Pramod was caught r Subhash Goel had gone

direciiy to him to demand a signilicant increas€ in

Page 11: C Dec 2005

I

Certainly Pramod was pleased wiih Subhash s

performance. But in his view, Subhash's demands were

excessive - a 50 percent increase jn salary, a 100

percent increase in his car allowance, a significant

increase in his retirement beneiits and a percentage of

company proijts.

Pramod Singhal wanted io reward Subhash Goel for

his contribution to the company and to keep Subhash

teasonably satjsJjed enough io remain in ihe organizaiion,

but he did not q,?nt to break his back in doing so.

Ptanod cal led d conjuhant I-e had b"er uc'_g io 'd

variety oJ other projects and asked Jor his advice.

Questions :

(a) What would you ad\Jise Pramod to do 2

(b) What u,ould be your modus operaDdi io resolve theisssue to the advaDiage of both ?

{c) What jnformation would you coliect belore them€eting and {,hat ouicom€ of ihe meeting wouldyou expeci to achieve ?
